A Long Interview as I say Goodbye to the MAH (and Thoughts on the Privilege of Leading Change)

I'm in my final week at the MAH. It's everything I hoped and feared: sweet, exciting, sad, poignant, and full of delicious treats and surprises from my loving, zany colleagues.

Geoffrey Dunn, a fabulous writer and collaborator, just published a big cover interview with me in our local weekly, the Good Times. We talked Abbott Square, community issue exhibitions, surfing, and the beauty and struggle of community-driven change. If you're curious to hear more about what I'm most proud of in my eight years at the MAH, I hope you'll check it out.

I was proud to work with amazing colleagues to lead major change at the museum. We made it a more inclusive, relevant, and successful place. It was not easy. But it was needed. And it was worth it.

My favorite question Geoffrey asked me was about engaging with people who were critical of the transformation of the MAH. Here's his question and my full answer (which was edited down for length in the published article).

Some of the changes you imposed on the museum, including Abbott Square, generated criticism, mostly from some of the old guard types who wanted more traditional explorations of art and history.

Here's my full response:
Not everyone liked how we, and I, led the MAH. But as a leader, I have to weigh those small number of critical voices against the hundreds of thousands of enthusiastic people who got newly involved - including many who had never felt welcome in a museum before. For every critic, there were literally a thousand new people telling us how grateful they were for the changes.

In a lot of ways, I’m embarrassed I spent as much emotional energy on those critics as I did. I had to remind myself that every minute I spent worrying about someone who didn’t like what we were doing - someone who was never going to like what we were doing! - was a minute I wasn’t spending on someone who could and would benefit from being involved. Over time, I learned to bless and release those critics, so I could focus on the people who were ready to engage.

When I think of the loudest critics of our work, I think of people who wanted the MAH to be a more exclusive, elitist, academic place. I think that’s the wrong vision for a public institution. I think it’s the wrong vision for Santa Cruz. For a museum to survive and thrive today, it must be relevant and meaningful for many people from many backgrounds. It must sway to the pulse of the cultural community in which it resides. It must be radically inclusive, constantly working to invite new people to connect for new reasons. That’s what we tried to do at the MAH.

And these changes were not just my doing. The board hired me with the specific mandate to make the MAH “a thriving, central gathering place.” I hired community organizers and creative convenors. We made it our mission to open the museum up. To younger people. To Latinx people. To people who were unsure if their story, their art, their voice mattered in our community. We made the MAH a museum of “and” - art AND history, participation AND contemplation, loud Friday nights and quiet Tuesday afternoons. The friction, the hybridity, different people from different walks of life colliding through art and history and public life - that’s what building a more connected community is all about.

People often are afraid to lead change because they know that some will resist that change. That’s true. But it’s also true that if you are changing an organization to be more inclusive and relevant, many, many people will fall in love with the change. They will thank you for the change. They will push you to keep changing. I don’t see leading change as hard or painful. I see it as a great privilege and I feel lucky to do it.

From Risk-taker to Spacemaker: Reflections on Leading Change

Fifteen years ago, my boss kicked me under the table. I was a small fry at a big museum, volunteering for a project I had no business taking on. My boss and mentor Anna often encouraged me to stretch the limits. She protected and supported me in leading projects far beyond my job description. We had a push-pull relationship; I’d ask for opportunities, she’d say yes but also help me understand how far I could safely go. And when I went too far over the edge, she’d give me a well-placed kick.

I didn’t have the words at the time to identify what Anna was doing. She was being a spacemaker for me and for other creative risk-takers on her team. I learned this terminology later, from Beck Tench, who studies, mentors, and leads institutional change in public space. As Beck once put it, risk-takers need "space-makers" to provide them with the support, the creative license, and the encouragement to try new things, fail, and get up again.

As a young professional, I identified as a risk-taker. I was proud to be seen as a maverick. Success to me looked like taking bigger and bigger risks, and being recognized as the person who had created the project or made the initiative happen. My ego was tied up with making the thing and forging the path.

It was only later that I started to feel that the greatest impact comes when you stop focusing on what you can create and start imagining the space you can make for others to create. I didn’t want to blunt my activist energy, but I did want to find more effective ways to channel it. I realized my potential—if limited to my own creative abilities—was finite. But if I used my abilities to empower and make space for others, the opportunities were infinite.

It took three things for me to change my perspective on this. First, a deep and growing conviction that community participation is valuable—that every person can make a meaningful contribution to an effort if given a well-constructed space in which to do so. Second, growing confidence in myself—that my achievements would not be belittled nor diminished by the participation of others. And third, recognition of the privileges I enjoy, and the sense that it is my responsibility and joyful opportunity to share those privileges and related power with others.

When I think back on the work I’ve been proudest of over my past eight years leading the MAH, the projects that come to mind are those where I made space for others to lead us to new heights. In some projects, like Abbott Square, I was in the driver’s seat but invited hundreds of community partners, large and small, to take a turn at the wheel. In others, like the Community Issue Exhibition process, I was there as a fundraiser, networker, and sounding board for our brilliant team as they went deeper and further with community than I knew how to go.

In all these projects, I had to take a risk. I had to put my own credibility on the line. I wasn’t leading from behind. I was leading to clear space. As time went on, I felt more and more confident doing that to empower others rather than doing it for myself.

My favorite moments at the MAH are small, immediate surprises. I walk in on a day off and there’s something weird and wonderful happening that I had absolutely nothing to do with. A bonsai festival. A harp concert. An empathy fair. I know these things are happening because of our amazing, generous, risk-taking staff and community partners. And I know I have a small part in it as a spacemaker who carved out room for the idea that it was OK for a museum to be all these things to all these people in our community.

I’ve come to think of spacemaking as a form of allyship we can all practice with anyone whose growth and creativity we want to support. We make space when we ask, “Maria, what do you think?” We make space when we say, “I‘ll back you up on this no matter how it turns out.” We make space when we find the money and the materials and the partners to make someone’s big dreams real. We make space when we define its limits, with a helpful redirect here or a kick under the table there. And we make space when we hold the hands of risk-takers, take a deep breath, and step over the line alongside them.

Generative leadership isn’t about the person in charge generating all the ideas. It’s about the leader creating the conditions for new ideas and projects to keep bubbling up from many voices and perspectives. When we make space for others, we make space for possibilities beyond our imagining.

What's Stopping us from Building More Inclusive Nonprofits?

Every day, I’m amazed by the range of efforts to increase diversity, equity, and inclusion in the cultural sector. There are funding initiatives. Grassroots activism. Academic research. Conferences and white papers and toolkits and blogs.

And yet, very little seems to change. The enthusiasm is high. The voices are in the room. Even people in power seem to care. So why aren’t more organizations changing?

There are many reasons. Many organizations have decades invested in operating in oppressive power systems. Some people in power resist change. But I’d like to posit another reason: we don’t talk enough about HOW to do it.

In my experience, the conversation about diversity, equity, and inclusion has focused primarily on the WHY and WHAT. The arguments for WHY cultural organizations should diversify are stronger than ever. The vision for WHAT cultural equity looks like is increasingly powerful and compelling. But HOW do we get there?

In the excellent book Switch: How to Change when Change is Hard, authors Dan and Chip Heath describe three critical parts of an effective change journey. You must have a rationale for the journey. You must feel emotional drive to move. And the path to your destination must be clear. Chip and Dan suggest that most unsuccessful attempts at change suffer from a lack of one of these three: the head isn’t convinced, the heart isn’t swayed, or the path isn’t clear.

When it comes to advancing diversity, equity, and inclusion in nonprofits, I believe we have a path problem. Researchers and funders have done a great job making the argument (head). Activists--both within and outside organizations--are passionately advocating for change (heart). But the path is obscured. The path to the desired outcome is dark and riddled with 400-page toolkits. The result? People spend their limited time shoring up their head and heart, because those are the resources that are easy to find. They don't act, because they don't know how to get started or where to go.

Let me give you an example: diversifying nonprofit boards. Many organizational leaders have become convinced that recruiting more diverse trustees is critical. Funders, activists, even mainstream media have waved the flag of dismal current statistics. But HOW does a motivated director lead change in this area? How should they rewrite board member descriptions? How should they change nominating criteria and processes? What is the path to the outcome they seek?

The HOW is the work. It's the meat of the actual change we create. But we don't often focus on it. It sounds too prescriptive, tactical, or boring. I know I'm guilty of this. When I share our work--especially at conferences--I find myself focusing on the what and the why. I tell a story of pivoting to deep community involvement, and people get inspired. But they're often mystified about how we did it. In the best case, they take our story as motivation to go try something themselves - to forge their own path. But many draw another conclusion: that we're anomalous. That it couldn't work for them. It's like I'm waving from a destination to which there is no clear road nor map. By celebrating the destination, I'm ignoring the path that brought us there.

I've come to believe that if we can clear the path, we can accelerate change. That's what we’re building with OF/BY/FOR ALL. We're sourcing and sharing specific, step-by-step strategies for everything from a first meeting with a community partner to a full-on rewrite of your board nominating process. Our goal is to make it easy to understand how to move forward in becoming representative of your community and co-created by them.

We know doing the work is not easy. But it's even harder when you don't know how to do it or how to get started. If we can clear the path, hopefully it can help more organizations make change with confidence. And - if the path is clear - it will also reduce the number of reasonable excuses for not taking action.

I honor and appreciate compatriots around the world who are focusing on the WHAT and WHY of these issues. This is a growing ecosystem with many actors and many goals. I’m thrilled that every day, more people are convinced that change is necessary. But once heads and hearts are aligned, they need somewhere to go. They need a clear path so they can charge ahead. That's what I'm trying to create.

Who are We Protecting?

I remember the exact moment when I snapped. I was at an informal talk by a visitor research professional from a large American art museum. The presenter was a few minutes in, setting context about a recent rebranding effort at her institution. "Our real challenge," she said, "was how to attract new audiences while protecting loyal patrons."

My eyes locked on that phrase on her slide, "protecting loyal patrons." I couldn't let it pass. I asked her: "what are you protecting them from?" A colleague of mine helpfully added: "who are you protecting them from?" The conversation went downhill from there.

I'm grateful to this presenter. She put in black and white what goes unsaid in so many talks and press releases. Cultural institutions are willing to change to attract new audiences. But not at the expense of the pain or discomfort of loyal patrons.

Some people might argue that protectionism is the natural political position of a collecting institution. These institutions exist to protect heritage. To protect artifacts from harm. To protect and preserve that which would otherwise be discarded or destroyed.

But when it comes to people, protectionism is problematic. Loyal patrons don't need protection--even if they may be the people who gave us those artifacts. Loyal patrons get most of our attention, assets, and appreciation. And they already have most of the power. They are, on average, wealthier, whiter, more educated, and older than the general population. They are, on average, people with privilege. They may feel that their privilege is at risk, or fragile. But that doesn't mean they don't have it.

For people with privilege, protection is a waste of resources that demeans their agency. Loyal patrons don't need to be wrapped in archival tissue paper. They need to be engaged in change processes. They need invitations--to participate, to be part of the new, to embrace the unexpected alongside the familiar. Just like new audiences, loyal patrons need to be welcomed into institutions full of different people, experiences, and opportunities.

When the MAH was changing aggressively, we embraced Elaine Heumann Gurian's idea of "the museum of and." We didn't want to reject some people and anoint others. We wanted to build a truly pluralistic institution.

Most of the time, this strategy works. When confronted with a conflict between two groups, or two ways of experiencing the museum, we choose both. We bring them together. We build bridges. We choose "and." But when we have to decide--and sometimes we do--we try to stand on the side of those who have less power in the given conflict.

For the MAH, siding with the less powerful is part of our work and our mission. When an institution protects powerful people, it hobbles its ability to involve new people and grow more diverse. Organizations often protect powerful people at the expense of the very same new audiences they seek to attract. Protecting power means protecting the power structures that put whiter, wealthier, more educated, older people on top.

This incident happened at the same time ICE started separating families at the southern border of the U.S. My colleagues at the MAH were working with local organizers on the Santa Cruz #FamiliesBelongTogether rally (which ended at our museum). My colleagues were working with partners in the Latinx community who were receiving overt threats. These partners--who represent audiences we have recently worked to attract--were afraid for their loved ones. Their rights and safety were at risk.

How Will You Turn Those New Ideas into Action?

You've just come home from a conference. You finished a book. You aced that course. What are you going to do with all the notes in your journal and ideas in your head?

Over the past year, I've been learning more about what it takes to spark and lead large-scale social change (especially from these folks). One of the most important things I've learned is this: building awareness is not enough.

If you want to make change in this world, you need to start by raising awareness. There's a lot of evidence that suggests that people need to know about an issue before they will act on it. But there's also a lot of evidence that shows that knowledge alone will not catalyze action.

If you want to make change, you need to find ways to translate information into action. That means building organizational will and developing concrete ways to support behavior change. Information does not organically spawn organizational will to change. Organizational will does not magically morph to behavior change. Each of those is a leap, and you need to engineer the jumps.

Think about this in an individual context. Take sleep. Lots of us know that there are good arguments for sleeping 7+ hours each night. But only 40% of Americans do it. We are aware of the issues associated with too little sleep. We know what the solution is: sleep more. And yet few of us translate that knowledge into action. Why? Some people lack the will. Sure, it would be nice to sleep more, but if it's not a top priority, it may not feel worth trying to accomplish. Others have the will but lack the support to actually make the change. How will they carve out the time to sleep more? What can they change in daily routines to help them get to bed earlier? Without the will, without support for behavior change, we don't change. We stay tired.

Imagine efforts to enhance sleep that take the awareness as a given. You might focus on building will by showing before and after photos of people who have made the change. You might create a health calculator that helps people see how much they are hurting themselves by not sleeping. You might encourage couples to compete with each other to see who can sleep the longest.

Or think about behavior supports for change. You might offer sleep coaching and celebrate progress in terms of hours of sleep banked. You might make an alarm clock that will only wake a person 7 or more hours after it is set. You might create an app that rewards people for each morning they report 7+ hours of sleep.

I suspect any of these activities, even the silly ones, would achieve stronger outcomes than another research study on the benefits of sleep.

Now think about the parallels in institutional change. Take diversity and inclusion initiatives. Lots of us know that there are good arguments for making our institutions more inclusive of more diverse perspectives, stories, and participants. How can we translate that knowledge into organizational will? How can we translate that will into action? How can we spend more time and resources in those areas, and less in raising awareness?

As a writer and speaker, I spend a lot of time in the awareness-raising camp. Any time I write a blog post or give a talk, I'm contributing to knowledge that helps build awareness about issues and solutions related to community participation. That feels good. But as the executive director of a museum, I spend a lot less time raising awareness and a lot more time on will-building and behavior change. And that feels great. Any time we embark on an initiative at the MAH, my job is to rally people, get them moving, and support the change. We've led some major efforts at the MAH and in our community. We didn't do it through awareness. We did it through action.

It is incredibly satisfying to lead change in my community. Sometimes being a writer and speaker--raising awareness--can feel risky and fragile in comparison. I put ideas out into the universe without any infrastructure to help them blossom into change. I'm relying on readers and audiences--brilliant, amazing humans all--to do that work themselves. And while I have huge respect for how people convert these ideas into change, I believe there are ways I could be more helpful. I believe there are ways being helpful could help me keep learning and growing as an individual and as a leader of the MAH. I believe there are opportunities to actively, strategically build will and support change around the world.

I've spent the past year learning how to flex will-building and behavior change skills beyond our local context. I love being a participant in global conversations about the future of cultural and civic organizations, and I want to play a more action-oriented role. I suspect many of us do. Let's turn awareness into action and change the world.

Instead of Selling Objects, Build Public Trust


You run a regional museum. It's been struggling financially for years. Now, you have a new vision--co-created with trustees and community leaders--for a path forward. You'll transform it into an interactive science-oriented institution. And you'll build your endowment, too. How will you pay for it? By selling off artworks that no longer serve your mission.

This is the plan that plunged the Berkshire Museum into hot water. It's sparked public uproar, legal battles, and nationwide press coverage. It's cracked the crumbling, outdated rules around deaccessioning--and unearthed more serious issues of public trust.

Here's what happened. In July, the Berkshire Museum released its $60,000,000 New Vision, along with a funding mechanism: selling 40 of its most valuable artworks. Berkshire Museum officials argue that art is not core to their institution going forward and that they are therefore deaccessioning material that is no longer relevant to their mission. But it's not that simple. The 40 artworks are valued at $50 million. They include two of the most famous paintings by Norman Rockwell. Rockwell donated those paintings himself to the Berkshire Museum to be enjoyed in his home community. The Berkshire Museum has been unwilling to sell or transfer the paintings to another regional institution, presumably assuming they will get the highest price at auction.

Cue public uproar and legal action to block the auction. Cultural organizations, community members, and museum leaders have spoken out against the sale. The controversy started in July of 2017. The Attorney General of Massachusetts has put a hold on the sale and will issue a ruling at the end of January. It's taken me six months to figure out how I feel about the whole thing.

THE ANTIQUATED, FRAGILE RULE ON DEACCESSIONING

At first blush, I'm sympathetic to the Berkshire Museum. I am not a fan of the rule that restricts deaccessioning of museum artifacts for purposes other than improving the collection. I think the rule needs to be overhauled, for three reasons.
  1. The rule is simplistic. It states that museums can only sell objects to purchase or care for other objects. No other assets in a museum are restricted in this way, and this restriction can lead to lopsided priorities and bizarre practices. I once consulted with a museum that had no museum--no building, no public programs, no exhibitions. It had a collection and an endowment (funded by deaccessioning) to grow and perpetuate that collection. Their objects were locked in a private prison, protected far from the public in whose trust they purported to be held.
  2. The rule is weak. This rule is poorly enforced with few consequences--which is the very reason an issue like the Berkshire Museum's arises. The rule against wanton deaccessioning is a kind of gentleman's agreement in the museum world. Professional organizations like AAM and AAMD are against it, but their forms of censure are few. Individual museums might risk bad press, finger-shaking, and loss of funding for taking these actions, but the consequences are highly variable and often short-lived. Trustees can hold their noses and roll the dice if they want to.
  3. The rule is outdated. The deaccessioning rule (last updated in 2000) perpetuates the hegemony of artifacts as the heart of museums. While some museums have, admirably, stuck with an object-rooted mission, many have shifted to other goals. It doesn't make sense to maintain a special class of protections for one category of assets when many museums no longer base their missions on the care and stewardship of those assets. This is essentially the argument that the Berkshire Museum is making--that they will no longer BE an art museum and therefore should not be required to protect art objects uniquely.
I think the deaccessioning rule has outlived its usefulness. But that doesn't mean I support the Berkshire Museum's choice. I don't.

THE REAL ISSUE AT STAKE

To me, the issue in the Berkshires is not about deaccessioning artwork. The issue is violation of public trust.

The Berkshire Museum isn't deaccessioning artifacts of questionable public value. They are selling off forty of their top artworks on the open market. By deaccessioning the most valuable art in their collection, the Berkshire Museum is transferring valued public assets into private hands. They are making an arrogant gamble, claiming that their planned new museum will have equal or greater public value than the artworks they are selling to fund it. Maybe it will. Maybe it won't. They are selling heritage to finance progress. It's not surprising that not everyone takes their claims on faith.

It's not entirely the Berkshire Museum's fault that they are in this position. The inflexible rule on deaccessioning forces them into an all-or-nothing choice. Right now, there is no "ethical" vehicle by which a museum might sell high-value artifacts for any purpose other than to buy and protect other artifacts. An institution like the Berkshire Museum risks professional censure whether they sell a painting on the open market or to another museum--assuming they plan to use the proceeds to fund their New Vision. Why wouldn't they make the rational choice to get as much money as possible for their sins?

Because their choice has consequences beyond their own self-interest. It exposes the fragility of the rule of deaccessioning, the thin line between "treasured public asset" and "hard cold cash." The rule is built on a sleight of hand, a conceit that says that museums WON'T acknowledge the market value of objects... until they will. As Diane Ragsdale put it, "When communities become markets, citizens become consumers, and culture becomes an exploitable product."

When museums start putting price tags on their objects, other institutions do too. When Detroit was going bankrupt in 2013, the city's emergency manager fought to sell off some of the prized artworks in the Detroit Institute of Art. In 2009, Brandeis University came close to looting and liquidating its Rose Art Museum, and today, a similar controversy is raging over the museum at La Salle University. At La Salle, as in the Berkshires, university leadership argues that the deaccessioning and closure of the museum is a necessary, painful corrective to dire financial conditions. These museums and their artworks were exposed as market assets to be cashed in as needed.

Museum professionals often decry these actions because they will disincentivize future donors from giving valuable artwork to museums (and therefore, the argument goes, to the public). But I think there's a much more insidious impact of these actions: it encourages the continued slide of museums away from the public trust and into the market economy.

And once that happens, all bets are off. Two years ago, the Detroit Institute of Art won the battle to keep their treasured artwork in the museum. But other battles have been--and could be--lost. It could even happen on a national scale. If a rapacious, short-sighted federal government is willing to strip protected land for natural resources, what's to stop them from looting the Smithsonian to fund their own version of progress?

CREATIVE ALTERNATIVES TO THE MARKET ECONOMY

There are creative alternatives to traditional museum deaccessioning policies that could solve this problem. Instead of fighting to protect an imperfect and antiquated rule, we could create new rules--rules that put the public trust, not objects, first.

Other nonprofit industries have done this. Accredited American zoos, for example, have a strict policy that governs how animals move from one institution to another. If your zoo no longer plans to exhibit giraffes, those giraffes don't suddenly become fungible assets on the open market. They become tradeable assets within a controlled market--with other accredited zoos, who will care for the giraffes as well as you once did.

Food banks have an auction-based model. There's a national online auction site where food banks can bid on large lots of donated food with fake money, called shares. The auction system helps individual food banks determine what they need most, rather than a national agency guessing--and sometimes, guessing wrong.

Both zoos and food banks have gotten creative about how to manage their assets AND serve the public trust. Instead of clinging to outdated deaccessioning policies, it's time for museums to get creative as well. If we don't, we risk betraying the public trust in a venal grab for more flexible assets.

Rather than converting assets from the public trust to the private market, I'd like to see more creative ways for nonprofits to INCREASE the number of assets in the public trust. I'd like to see dividends from large endowments shared among nonprofits in their respective communities. I'd like to see more land trusts sharing their space with other organizations. I'd like to see more museums sharing their artifacts. I'd like to see more marketplaces like those of zoos or food banks, so assets in the public trust can be shared wisely and efficiently.

We shouldn't have to choose between the Norman Rockwell paintings and a great Berkshire Museum. There should be a way to expand the pie of public assets instead of swapping the heritage we have for the future we will build.

What if the Berkshire Museum could sell a fraction of their prized artworks to other museums, for a fraction of their fundraising goal, so they could test out whether their "New Vision" actually served their community better? What if they got involved in a project like Culture Bank, to invest the artworks securely to fund some aspects of their planned transformation? What if they worked out a way to accrue less and get more -- more for their community, more for the public at large?

The pressure will always be on to capitulate to the market economy, to embrace the market and live by its rules. But we can resist. Nonprofit organizations have unique opportunities to resist. If we want to embrace communities instead of markets, we have to fight for it. We have to fight for the public trust, generosity, and shared ownership. We have to be ingenious in coming up with alternative forms of economic value, accumulation, and transfer. No one is going to do it for us.

Reimagining Museums with Latin America Leading the Way

Earlier this month, I went to a conference that renewed my faith in conferences. I first sensed the difference at the front door. There wasn't one. Instead, I walked into a lush garden in the middle of the city. Courageous speakers from dozens of countries described bold, participatory projects. Birds flew through the proceedings. The sounds of Spanish and English comingled as 800 delegates argued, danced, and envisioned el museo reimaginado.

El Museo Reimaginado is a collaborative effort of museum professionals in North and South America to explore museums' potential as community catalysts. While I've been to conferences with this focus in many countries, El Museo Reimaginado is different. The Latin American delegates in Medellin reimagined change on a level beyond what I've experienced in other places. They were more committed. They were doing the work. They were coming together to celebrate and push forward. And the conference itself resonated with joy, participation, and community. It was an incredible event and I felt honored to be part of it.

Here are some of the things that made El Museo Reimaginado so special:

It seems that Latin American museums are more vigorously pursuing community-based work than institutions elsewhere in the world. I'm generalizing grossly here, but for the most part, I find European museums to be conservative. I find North American museums to be risk-averse. The Latin Americans I met in Medellin seemed way ahead of the rest of us. The delegates appeared collectively convinced of the value and power of community-based work. Everyone seemed to agree on two basic concepts: that museums should embrace community co-creation AND that museums can play significant roles in city-making. There were curators co-creating with prostitutes. Young guns making radical museum radio talk shows. Pioneers of communitario museums. Designers creating space for nationwide reconciliation and transformation. We met in Medellin--a city where cultural institutions were instrumental in turning crime and fear into hope and beauty. The examples were all around us, not just in the voices of speakers but in the physical sites where we met. It was refreshing and powerful to talk shop with shared community values as a starting point.

The host venue was a living, breathing example of how museums can serve as community catalysts. Parque Explora opened ten years ago as a community development project. It offers a science center, aquarium, botanical garden, and lots of open plaza space in a marginalized neighborhood. Parque Explora's staff are deeply committed to co-creative, ambitious, community building work (read a bit about their community work here). It was amazing to see the diversity of visitors eagerly using the site from morning until night. Families playing, vendors hawking, students kissing, old ladies kibitzing. Even the conference itself was a model of social bridging. Big signs, public talkback walls, and open spaces made the conference porous to the community. One evening, there was a free outdoor concert of the Medellin Symphony as part of the conference. Every seat was taken--with conference delegates and neighborhood families sitting side by side.

The conference delegates were geographically diverse and eager to connect. What a treat to learn together with people from so many different countries and contexts! The entire conference was simultaneously translated into English and Spanish. On most panels, it was common to have speakers from several countries. Each room was a diverse mix of voices, perspectives, and language. I heard fresh ideas, stories, and challenges in each room. I was continually hungry to learn more.

The conference was joyful and full of energy. The sessions were smartly structured with different lengths and formats, ranging from panels to workshops to participatory performances to an intense "courtroom" in which co-creation was put on trial. But the energy flowed far beyond the sessions. The outdoor setting lent itself easily to side conversations, wandering from table to table, or breaking into conga lines (yes, it happened). It wasn't uncommon for a group to break into song, or for people to stand in spontaneous applause halfway through a presentation. Many delegates brought gifts. Instead of sponsors and trade shows, individuals handed each other trinkets and tshirts and catalogs. The closing event was a wild dance party. I lost my voice singing along to songs I don't know in a language I barely speak. The whole experience was exhilarating and deeply human. I felt like I made new friends in aggregate, a whole community of people who I look forward to seeing again.

Learning to Love the Re-Org: How We Executed a Staff Restructuring

The Packard Foundation asked me to write a blog post about our 2016 staff restructuring (which they supported with a capacity-building grant). Here's that post, lightly edited for your enjoyment. You can read the original post on the Packard Foundation's Organizational Effectiveness site.

I sat at my kitchen table with a brown paper bag, timer by my side. I sliced the bag open and folded it into 12 rectangles, each about the size of an index card. I set the timer for five minutes and started working. In the first rectangle, I sketched out one version of how our organization could be structured. When the timer dinged, I reset it for five minutes, moved to the next rectangle and did it again. After an hour, I had 12 different versions of our staff structure, each in its own little box. Some were impractical. Some were poetic. But among them lay the seeds of our museum’s future.

By the time we applied for a Organizational Effectiveness grant from the Packard Foundation in early 2016, it already felt late. Our nonprofit museum had outgrown our grass roots. In five years, what was seven staff members when I arrived became 10, then 15, then 20 – and is now 27. When we had seven people, we barely needed an organizational chart. We were a scrappy band of creative folks trying to turn around a struggling organization. As we succeeded, we grew. But I resisted structure. I was wary of too much process. And so we stayed egalitarian and collaborative. It got chaotic. Almost everyone reported to me, and that caused frustration and bottlenecks all around. I was knee-deep in a capital expansion (Abbott Square) that would dramatically change our services, and I had less and less time for everyone. I knew that our smart, talented, wonderful staff could do more. I knew the capital expansion would mean new roles and functions. Our team deserved a new structure that sustained and empowered them.

I was scared. I had never heard anyone at any organization say, “that re-org sure was great!” They always seemed to bring even more confusion, frustration and pain than whatever had preceded them. I didn’t know whether or how we could do it well. I was also suspicious of consultants (the Packard Foundation funds capacity building largely by paying for consultants). Running a small, unorthodox nonprofit, I’d had bad experiences with consultants who didn’t seem to give us their full attention. They wanted to fit us into their boxes instead of helping us excel in ours.

My fears about consultants were allayed when I realized we had a consultant whom we trusted and really knew us, Keri Crask. Keri was like a hidden Jedi consultant. She was a retired HR executive  and a treasured museum volunteer. She had volunteered to run management trainings for staff as we had started to grow, and she had become a trusted confidant to me and to some of my colleagues. At the time, she wasn’t consulting. But we realized that she could help us execute a reorganization, and she realized she wasn’t quite ready for full retirement. And so, with the blessing of our Board, Keri and I worked together on a plan.

Over the next six months, with Packard Foundation support, we worked out a plan for a reorganization with two lead staff members, Stacey Marie Garcia and Lis DuBois. I brought creative vision in the form of folded up pieces of paper with wild ideas on them. Keri brought structure and expert knowledge about how to coordinate the change. Stacey and Lis brought openness and honesty with regard to how their roles would change as they evolved into new director-level roles. And we all brought courage – lots of it.

I spent some time alone at my kitchen table at the beginning of the process, but quickly, planning the reorg became a team sport. At Keri’s urging, we first mapped out a new structure for the organization, one that could scale if we grew (which we did, almost immediately). We defined “buckets of work,” putting them in departmental groupings, noting the intersections. We shaped those buckets into jobs. We kept our eye on our core values and how to bake them into the departments, jobs, and interfaces among them. It was a full six weeks of work before we started talking about names of existing employees and tentatively slotting them into roles on the new chart.

When we started this project, I expected about 30% of the museum’s jobs to change a little bit, and about 20% to change a lot. As it turned out, everyone’s job changed. Some people changed managers. Some people changed responsibilities. Some people changed jobs. Everyone changed titles. Executing these changes was the most coordinated, interlocking, emotionally-intense activities of my career. Stacey, Lis, and I held conversation after conversation, one-on-one and in groups and just us, each dependent on another, urged and cheered and supported forward by Keri.

Was the re-org perfect? Of course not. It was a challenging process, and the challenges continue to surface from time to time with our staff. But it was better than I could have expected and ultimately made our organization stronger. In Keri, we had an expert guide who had rafted that whitewater before. She kept us going to the finish line, and she helped us grow as leaders and as an organization along the way.

Platform Power: Scaling Impact

Last month, I sat in the back of a meeting room at the MAH and watched something extraordinary happen. Our county board of supervisors had brought their official meeting to the museum. They were off-site for the first time in years, holding a special study session sparked by an exhibition about foster youth, Lost Childhoods. The supervisors toured the exhibition with some of the 100+ local partners who helped create it. Then, for an hour, former foster youth who helped design the exhibition shared their stories with supervisors. They spoke powerfully and painfully about their experiences. They shared their hopes. They urged the politicians to fix a broken system. It felt like something opened up, right in that room, between the flag and the tissues and the microphones. It felt like change was breaking through.

This was not an event orchestrated by the MAH. It happened because two of our Lost Childhood partners urged it into being. They negotiated with the County. They set the table. They made something real and meaningful happen.

They did it because the exhibition belonged to them. They helped conceive it, plan it, and build it. The Lost Childhoods exhibition is a platform for 100+ partners to share their stories, artwork, ideas, projects, volunteer opportunities, and events.

Nine years ago, I wrote a post called The Future of Authority: Platform Power. In it, I argued that museums could give up control of the visitor experience while still maintaining (a new kind of) power. Museums could make the platforms for those experiences. There is power IN the platform--power to shape the way people participate. This argument became one of the foundations of The Participatory Museum.

Nine years later, I still believe this. Now that I run a museum, I experience the variety of ways we can create platforms that empower community members to do certain things, in certain ways, that amplify the institution. The power IN the platform is real. But I've also become reenergized about the power OF the platform for those community members who participate. I value platforms for their power to scale impact.

Traditionally, museums and cultural organizations offer programs. Staff produce them for, and sometimes with, visitors. Each program has a fixed cost, and expanding that program means expanding that cost. If it takes a staff member 5 hours to run a screen-printing workshop, it takes her ten hours to run it twice. Even a smash hit program is hard to scale up in this model.

At the MAH, we've tried wherever possible to break out of unidirectional program models. We believe that we can most effectively empower and bridge community members (our strategic goal) if we invite them to share their skills with each other. This is the participatory platform model. Instead of staff running workshops, our staff connect with local printmaking collectives. We ask them what their goals are for outreach and community connection. And then we support and empower them to lead workshops and festivals and projects on our site. Instead of "doing the thing" directly, our staff make space for community members to do the thing--and to do so beautifully, proudly, with and for diverse audiences.

Does this work scale better than programs? It's not always obvious from the start whether it will. This work is relationship-heavy, and those relationships take time to build. When we created an exhibition with 100 community members impacted by the foster care system, it took almost a year to recruit, convene, open up, explore, and create the products and the trust to build those products well. But that investment in building a platform paid off.

When you build relationships in a platform, you build participants' power. Platforms can accommodate lots of partners and support them taking the projects in new directions. Since opening in July, exhibition partners haven't just planned a County supervisors' meeting. They've led over 50 exhibition-related community events at and beyond the MAH. They've created powerful learning experiences, diverse audiences, and new program formats. Our staff could never produce all this activity on our own. We put our energy into empowering partners, which ignited their passion and ability to extend the exhibition to new people and places.

Whereas a program is a closed system, a platform is an open one. In a platform model, more is not more staff time and cost. More is more use of the platform, more participants empowered to use it to full potential.

As our organization grows, we are looking for more ways to adopt a platform mindset. Now that we've opened Abbott Square, we have a goal to offer free cultural programming almost every day of the week. This means a huge shift for the MAH (previously we offered 2 monthly festivals plus a few scattered events). How will we increase our event offerings so aggressively? We're not planning to do it by adding a lot of staff to programming the space. We're planning to do it by building new platforms. We are learning from our "monthly festival" platform and building a lightweight, more flexible version. We want to make it easier for community groups to plug in, offering their own workshops and festivals and events, with our support. If we can create the right platform for daily events, it serves our community, by giving them the support, space, and frequent events they desire. It advances our theory of change, by empowering locals and bridging their diverse communities. And it puts the MAH at the center of the web of activity, as a valued partner and platform provider.

Building platforms is not the same as building programs. It flexes new muscles, requires different skill sets. But to me, the benefit is clear. In a platform model, our community takes us further than we could ever go on our own.

The Seven Emotional Stages of Opening a Major Project

1. Plan. Meet with stakeholders, staff, partners. Dream. Sketch. Pick dates as if you had any control over the concrete. Schedule. Sell. Prepare.

2. Fight. Get exhausted. Get pissed. Scrap about nothing for no reason except that everyone is on edge and scrambling to get it done on time. Or not on time. As fast as possible, without stomping on too many toes.

3. Flight. Get scared. Consider leaving the country. What if they don't like it? What if it doesn't work? Wouldn't it be better to skip town and not confront potential disaster?

4. Big Night. Not quite right. The doors are open, everyone's smiling, attaboys flying. You could enjoy it if you could find your calm, find your deodorant, stop finding fault with the little things that aren't done yet. But you can't. Sleep. Yet.

5. Punch. Hit the list. Tick it off. Watch the to-dos dwindle into trivialities. See the end in sight. Start to see the greatness growing.

6. Release. Take a break. Take a weekend. Let your guard down. Sit in the sun of what you've done. Feel the hole intensity vacated. Sit with it.

7. Bask. Trade the fake smile for a real one. Say thank you. Take the hugs and hold them in your heart.

From Mine to Ours - Sharing Ownership of Our Expansion: Introducing Abbott Square, Part 8

This is the eighth in a series of posts on the Santa Cruz Museum of Art & History (MAH)'s development of Abbott Square, a new creative community plaza in downtown Santa Cruz.

When we started the Abbott Square expansion project, I knew it would change our facility. I knew it would change the museum visitor experience. I knew it would change our downtown.

But I completely missed something else it would change: our staff.

It's absurd in retrospect to think this project could change the downtown without changing our organization. But when we started Abbott Square, I saw it as a new program. I assumed it would grow alongside our existing work rather than reshaping it. We were developing something that departed from our core services, on a site that we didn’t currently activate, with money we didn’t yet have. It felt separate from the ongoing work of the organization. For the first two years, the board was deeply involved. The staff was not.

The Abbott Square development team started with one staff member and one trustee. I brought the community visioning and planning process. Peter Orr (the trustee) brought the business planning and operational know-how. For over a year, Peter and I built the plan, negotiated partnerships, crunched numbers. We worked with community partners, stakeholders, and trustees to hone the plan.

When the capital campaign started, the staff team grew from one to three. I hired a development director whose primary focus was the capital campaign. Our marketing and engagement coordinator expanded her role to produce campaign collateral. Working closely with trustees and community partners, we raised the $5,000,000 needed to make the Abbott Square a reality.

All our staff members worked fundraising events. They heard the pitch. They knew the broad strokes of the project. But internally, many staff (including me) treated the Abbott Square project as “my” project. I felt both excited and isolated by the project. I sat alone in the corner reviewing contracts and architectural plans. Abbott Square was still an idea conjured in site plans and fundraising brochures. It existed outside the real world of museum exhibits, events, and visitors our staff worked with every day.

For the first couple years, I was comfortable with this division of labor. I had my job; my colleagues had theirs. Since there wasn’t yet concrete work for them to DO related to Abbott Square, separation felt appropriate. In staff meetings, I treated Abbott Square as an inspiring distraction. Something to be aware of and informed about. Not something to focus on.

But as we started shifting from vision to action, we had to change this approach. Abbott Square wasn’t shaping up to be another project in a portfolio of MAH projects. It was changing our community, and it had to change our organization. I needed to desilo the project. I needed to open it up to our staff’s expertise. I needed to invite staff members to feel like owners of it.

Even once I understood this, I wasn’t sure when and how to shift. There were so many questions about Abbott Square where the answer was, “I don’t know yet.” There were so many parts of the project that took up a ton of my time but shouldn’t concern others. There were stressful moments—getting permits, settling the lawsuit—that could have been big distractions for our staff. I felt protective of their time. I wanted to insulate them from the strange world of the project. I wanted to wait until I could answer their questions with something other than “I don’t know yet.”

And so I waited.

It never felt like the right time to make the shift. I never felt like I had enough information for staff. I never felt ready to ask people to shift their attention to something that didn’t exist yet. I hated being unsure of dates and timelines. I kept telling myself we should wait a little longer.

But then two things happened that made me feel like I had to act. First, our Development Director moved on from the MAH when the campaign wrapped up. My main staff partner on the project was gone. And Intersection for the Arts fell into crisis.

Intersection is a San Francisco-based arts organization I had long admired. In the mid-2000s, under the leadership of Deborah Cullinan, they entered into a partnership with a real estate developer to move into a new building and transform their business model. The move was ambitious, innovative, and bold—everything Deborah was known for. Three years after the move, Deborah left Intersection to become the new CEO of the Yerba Buena Center for the Arts. She thought she was leaving Intersection in a strong position. Instead, within a year, it fell into financial crisis.

I know very little about Intersection’s move, meltdown, and subsequent regrowth. But I do know this: the financial crisis underscored the need for the whole organization to understand and embrace the move in all its complexity.

The Intersection crisis was a wakeup call for me. If Abbott Square launched as “my” project, or even as the board’s project, MAH staff might not be ready to lead it. They might not seize all the opportunities it presents. They might struggle to tackle the challenges it introduces.

And so I started opening up. I asked colleagues to partner with me on an operational vision. I invited them take the lead on several key elements. I got more comfortable saying, “I don’t know.”

The more I did this, the more it became clear that Abbott Square could and should have a transformative impact on our whole organization. About a year before opening, we did a major restructuring of our staff to meet the opportunity of Abbott Square. At first, I’d assumed two or three people’s jobs would be impacted by Abbott Square. Instead, everyone’s job changed. To treat Abbott Square as an expansion of the MAH and not an ancillary project, we all had to reset our idea of what the MAH is and what we do here.

The restructuring was tough, time-consuming, and necessary. We rewrote job descriptions, reoriented teams, and redistributed work. Now, we have a staff team who think of MAH + Abbott Square as one big entity which we are all responsible for.

This transition work is far from done. There are still aspects of the project I have a hard time letting go of. Every day, I have to tell a colleague “I don’t know” when I wish I could give them a definitive answer. But I’m trying to be honest about these items as they arise. Our goal is that when we open this summer, the operation of the expanded MAH is in the hands of our whole team. I think we’re getting there.

I still wonder what would have happened if I hadn't had that wakeup call. I still wonder when the perfect moment was to start this transition. Should I have started sooner, so more staff members co-owned the nascent vision? Should I have waited longer, so staff could do their best work on existing programs and not waste energy on uncertain outcomes? When we’re in this situation someday with the next big project, what will we do?

Introducing Abbott Square Part 5: What a Board is For

This is the fifth in a series of posts on the Santa Cruz Museum of Art & History (MAH)'s development of Abbott Square, a new creative community plaza in downtown Santa Cruz.

I’m embarrassed to admit it, but for my first couple years as nonprofit executive director, I was mystified about the board of trustees. Beyond the legal requirements, I didn’t understand what it was for and why it was necessary. It took an ambitious expansion project--Abbott Square--for me to learn how a great board makes the impossible possible.

I came to the MAH at a time of transition and turnaround six years ago. The board that hired me included many dedicated, exhausted people who were ready to move on. We expanded the board, bringing new energy and diverse thinking into the room.

I liked my board. I admired them. But I still didn’t know what the board was for. I thought of the board as a benign, friendly force. I saw them as supporters, advisors, fundraisers, and champions. I expected them to provide guidance to keep the organization on the right track, like bumpers on bowling lanes. But I also saw their role as responsive to my actions as the executive director. I didn’t want them getting too involved in our programmatic changes. I wanted their support, participation, and advice, but—when I’m being really honest with myself—not their leadership.

All that changed when we started the Abbott Square project in 2013. Suddenly, I was way out of my comfort zone. I knew a bit about community planning, creative placemaking, and business planning, but that was it. I knew nothing about capital campaigns, real estate development, contract negotiations, nor city permitting processes. I didn't need a little advice; I needed deep partners to explore what the project could be and how it would work.

And so I turned to my board. There was the farmer who built the business plan with me. The retired judge who guided us through complicated lease negotiations for the market. The designer and the city councilman who saw the full creative potential of the site. The fundraisers who honed our campaign structure and outreach plan.

Every step of the project, board members extended our reach and improved the project. They provided superb expertise matched by thoughtful enthusiasm that money couldn’t buy. And they took ownership alongside me of the key decisions, budget allocations, and struggles along the way.

The most important thing they took co-ownership of was the courage to see the project through. When I asked them if I should be spending half my time on this expansion, they said yes. When I asked them if we could raise $5,000,000, they said yes. When I asked them if it was worth the pain, they said yes.

If they hadn’t been there to say yes, I would have said no at some point. I probably would have pulled back or shrunk the project at key stress points. We might not have completed the project at all.

This project taught me that a great board is not one that supports the staff and buys into the Executive Director’s vision. A great board supplements the staff and expands the vision. They take you places you could never go by yourself.

If you want to reach beyond your limits to achieve your mission, you need your board. They are the people who will push you over the edge, pull you up when you stumble, and make the organization soar. Sure, our organization could manage without a board of trustees. But we can only fly because of them.

Growing Bigger, Staying Collaborative - 5 Tools for Building Non-Bureaucratic Organizations

One of my organization's core values is radical collaboration. We believe that partnerships build a stronger museum and a stronger community.

We work with over 2,000 regional partners each year to develop exhibitions, festivals, programs, and projects. But radical collaboration with our community only works if we also collaborate internally as a team.

Five years ago, this was easy. We were seven people in a room, laser-focused on making the MAH a community gathering place and cultural center. We all collaborated to develop programs, strategies, and community partnerships. We sat next to each other, pulled each other into ad hoc meetings, introduced each other to new collaborators, and got things done together.

Now, our staff is three times the size it was five years ago. This growth has strained our internal ability to collaborate in two ways:
  • Sometimes, we fail because we are too collaborative. The tools and techniques that worked for us when we were seven people in a room don't work for twenty. We can't invite everyone to the meeting. We can't get input from everyone on each decision. We waste time, increase confusion, and get less done.
  • Sometimes, we fail because we are not collaborative enough. As we grew, we built teams with distinct leaders and goals. Some staff spend all their time on project that are invisible to others. There are some community partners who are effectively "owned" by one staff member, which limits opportunities for that partner across our institution. 
So this year, we worked hard to build new tools to strengthen our commitment to radical collaboration--within the context of our larger, more mature organization. Here are my top five:

SLACK. In just one month, using Slack has had an immediate, significant impact on our team. Slack is a combination messaging/file-sharing tool intended to replace internal email and intranets. Conversations are grouped into channels (for projects, teams, initiatives, etc.). We've used Slack to completely eliminate internal email. It reduces email, increases clarity of who does what, and reinforces collaboration. Every channel in Slack is public by default. That means any staff member can check out what's going on in any of our teams or projects. You can pose a question to a channel without inducing reply-all headaches. It's impossible to accidentally leave someone out of a decision where their input matters. Frontline part-time staff are part of the conversation. We celebrate each others' wins digitally without clogging anyone's inbox. And from a workflow perspective, we can separate communication with colleagues (in Slack) from community partners (in email).

SALESFORCE. Like most museums and nonprofits, we have a donor database. For years, we had an expensive, clunky, black box that only some people had access to and fewer knew how to operate. It was like grandpa's car in the garage--you had to know all the tricks to get it to run. This year, we made the leap to Salesforce. Our data catalyst, Karen Bush, who ran grandpa's car like a champ, is leading our transition to a cloud-based, open database that feels like a fleet of shiny vespas. What does Salesforce have to do with collaboration? Opening up our database enables more of us to work together to solicit, acknowledge, and thank donors. And--crucially for us--we aren't just using Salesforce for donors and members. We're using it for creative collaborators too. Instead of each staff member tracking their own community partners, we're building a shared database of all the partners who contribute time, money, and talent to the museum. When I meet with a donor who plays in a jug band, I don't keep that information to myself or blast an email to the community programs team. I log that donor's talent in Salesforce, so our community programs staff can find him next time they are looking for musicians. Salesforce is part of a much bigger strategy for us around partner engagement. A shared database enables staff to share our partners' talents and interests with each other, so we can matchmake great opportunities for everyone.

SHARED GOALS. One of the hardest things for me as the director of a growing organization is learning how to lead a larger team. When we were a small team, I had direct access to everyone, and we could turn on a dime. I could stand up in the office, announce a meeting, lead a discussion on an issue, and we could head in a new direction immediately. Now, even booking that initial meeting would take time. This isn't necessarily a bad thing. I'm leading a bigger crew now, and we can get bigger things done. But it means we have to build goals and communicate clarity in new ways. We're about 6 months into trying a system for this called OKRs (objectives and key results). The basic principle is this: we set big objectives for the organization. Each team sets objectives that roll up into those big shared goals. We set "key results"--measurable indicators--of achieving those objectives. The OKRs are publicly shared, measured, celebrated, and discussed. We're still working out the kinks in the system, but the basic idea (that we set goals for a period and everyone can see how their work contributes to those goals) is powerful. And it's forcing me to be more disciplined in my leadership... which should enable us to accomplish bigger things.

OPEN OFFICE. Two years ago, in the midst of growth, we split from one office to two to reduce crowding. But the negatives of this split outweighed the positives. People felt disconnected from each other. We weren't celebrating wins together like we used to. So when we prepared to add three new positions in 2016, we made a counterintuitive decision: we moved back into one office. There are more people in it than ever, but it feels good. People feel empowered to put on headphones or go offsite when they need quiet focus, but when we're together, we're together.

HONESTY. For a long time, I had a split consciousness about our growth. On the one hand, I was thrilled about our ability to expand our community impact with a bigger team. At the same time, I feared that growth would mean bureaucratic sludge. I feared that growth would squash our creativity and community focus. That people would feel confused or left out. That I would not be a good leader to 20 people the way I was to 7. The reality is that growth has meant more structure. It's been critical to invest in systems like Slack, Salesforce, and OKRs to bring people together and keep us moving forward as a team. It's also been critical to choose to do things like the open office when we think it will strengthen our collaboration.

Being intentional and honest about growth has kept us strong. We keep reasserting our core value of radical collaboration and find new ways to live that value. At the same time, we're honest about changes in how we collaborate. Not everyone is part of every decision now. There's an org chart. These things help us do our work. They also diminish the sense of creative freedom that marked the MAH a few years ago. That's OK as long as we are honest about it.

The biggest mistake I made as we grew was not to proactively address my personal fears and hesitations about growth. I resisted building better structures. I didn't own up to their necessity, impact, and tradeoffs. Now, I own it. Now, instead of resisting growth, I'm learning how to make structure work for us--so we can continue to grow in ways that are gloriously, radically collaborative.

Our Museum: Extraordinary Resources on How Museums and Galleries Become Participatory Places

Six years ago, the Paul Hamlyn Foundation set out on an ambitious quest. They wanted to help museums and galleries across the UK make significant, sustained changes in the ways they engage community partners and visitors as participants in their work. The result, Our Museum, is an extraordinary funding program with a focus on community participation.

In its first five years, Our Museum yielded real change at twelve diverse UK organizations. Our Museum also produced a suite of online resources and reports that are impressive, honest, and comprehensive (though a bit tricky to navigate--I recommend using the search function). You could spend a day getting lost in the meaty, thoughtful writing and videos on the Our Museum site. I recommend starting with the final report, No Longer Us and Them.

Our Museum started with a clear-eyed assessment of community engagement funding and practices across the UK. Dr. Bernadette Lynch's provocative 2011 report, Whose Cake is it Anyway?, didn't mince words. While there was evidence of plenty of community engagement work across museums and galleries, most of it was funded project by project. Most participatory projects were short-term, siloed innovations, not institutional transformations. And in several cases, the projects constituted "empowerment lite" for participants rather than true collaboration, co-creation, or transformation.

Five years later, project director Dr. Piotr Bienkowski's final report for Our Museum tells a different story. No Longer Us and Them describes organizations that have changed dramatically, from top to bottom and across program areas. I strongly recommend you read the report. Extra credit if you read the Our Museum evaluation (or its summary) as well. Here are my three top takeaways.

Institutional Change is about Change, No Matter the Focus

The two big lessons from Our Museum that Piotr identified are not about community engagement per se, but about institutional change:
  • Small Changes Add Up. 
  • Participation is Everyone's Job. 
These two lessons are probably true of any major institutional change process (swapping the word "participation" with the focus of the change). Many of the barriers to participation identified in the report--lack of committed leadership, conflicting strategic agendas, silos, staff resistance, lack of capacity, fear--could apply to any change process. The evaluation additionally called out some faulty assumptions in program design about leadership and staff continuity throughout the multi-year process. Disruption can be confusing, destabilizing, and potentially derailing, no matter the focus of the transformation at hand.

Interestingly--for good and ill--this transformative funding program coincided with a national funding crisis in the arts in the UK. This made the work more urgent, fragile... and realistic. Most major change doesn't happen when things are going well. While a funder can have impact in directing organizational leaders to turn their heads in a particular direction, it's often negative externalities--financial pressure, political changes--that spur organizations to significant action. The financial austerity measures applied external pressure to the Our Museum institutions. While that was painful for the organizations involved, it also helped force the issue of whether participatory engagement could be core to a strong future business model for each organization or not. It upped the stakes on change--something a funder could not provide alone.

Different External Voices Bring Different Skills to the Table

Community partners, artists, peers, and funders all play different roles as collaborators and contributors to participatory institutions. My favorite section of No Longer Us and Them is the discussion of the specific value and roles of each type of outside contributor (scroll down in this document for a helpful visual representation). 

In particular, Piotr calls out "critical friends" as helpful external partners. Critical friends are trusted outside observers who may raise tough questions and uncomfortable truths that a collaborating community group cannot or will not share. Critical friends are positive, constructive, and able to tease out real challenges. As this video points out, critics make you swear. Critical friends can make you smile.

Piotr also notes that artists, while excellent at providing fresh perspectives on an institution's work, may not be the most helpful or well-received when it comes to providing more formal feedback or participating in reflection and shared learning sessions. While I don't fully agree with all the role designations in the report, I appreciate the nuanced insight that different types of outside contributors bring different expertise and value to the table. 

Watch Out for Things to Watch Out For

No Longer Us and Them's magic ingredient is honesty. That honesty shines through in the report's clear language, specific tips, and frequent bite-sized notes of "things to watch out for" when working to become a participatory organization. Indicated with a bold exclamation point, the "things to watch out for" are warning signs and traps to avoid. Some feel small and specific--"be sensitive to staff body language in meetings"--whereas others are more strategic--"be clear about your starting point when you approach communities." In all cases, I found these warnings to be refreshing, educational insights that taught me more than any success stories could.

Year Five as a Museum Director: Good to Grow

Five years ago, I left the consulting world to take the helm at the Santa Cruz Museum of Art & History (MAH) at a time of crisis and change. We went through a dramatic turnaround. We started bootstrapping growth. Now, we're on the doorstep of a major expansion. It's exciting and tiring and rewarding as ever.

As I did at the one-year and three-year mark, here are some of the things I'm most proud of, mistakes I've made, and questions on my mind as we head into the next five years.

THINGS I'M PROUD OF:
  • Building a rigorous strategic framework under our creative, community-based work. In my first few years, it was all about getting the programming moving, experimenting, and exploring the possibilities with our community. Three years ago, we decided to put in the work to create foundational documents--a new mission statement, values, engagement goals, survey methodology, and most importantly, a theory of change--to ground our work in shared language and priorities. The theory of change has been invaluable as a "playbook" that we use to guide programming decisions, evaluation protocols, and marketing messages about our impact. We're finally able to systematically make data-driven decisions, rooted in a shared understanding of our intended outcomes and impact... and it feels amazing. 
  • Leading a successful capital campaign for an expansion that will fundamentally change our organization. We have spent the past three years planning and raising money for a project to build a creative town square for our city on the front porch of the museum. Abbott Square will include free outdoor public seating, a public food market, and several areas for free art and cultural activities. I'm excited about Abbott Square for a million reasons, but I'm PROUD that our supporters and our board especially embraced the idea that growth means going beyond our walls and bringing art and history to the streets. 
  • Working with amazing colleagues, trustees, and community partners to make our institution more inclusive. My first few years, we focused on increasing attendance. Over the past two years, we've focused instead on how we can ensure that people of all walks of life in our community feel welcomed and included at the MAH. We're investing in cultural competency and board and staff development. Learning more about the specific cultural assets and needs of underrepresented groups in our community. Inviting those groups into partnership and leadership in our programming, exhibitions, staff & volunteer team, and institutional decision-making. Tracking and adapting to our successes and failures. We see the change happening--our visitors are now representative of the age and income diversity of the County, and we've made significant advances in terms of ethnic/racial diversity. We still have a long way to go and a lot to learn. But we are on the path. 
  • Going big with our board and community partners. For the first couple years at the MAH, I honestly didn't understand how valuable a board can be. I understood their basic responsibilities, but I didn't understand the possibilities of how they could contribute. That has changed. The more ambitious we've become as an organization, the more I value the ways board members' experience and expertise extends our capabilities. I turn to trustees to help make tough decisions. I depend on them to push us further. The same is true of our community partners. We've increased the diversity and depth of ways that creative collaborators help guide our work. The bigger our goals, the more important it is that we learn how to identify and recruit talented partners, volunteers, and supporters, and engage them to their maximum potential.

MISTAKES I MADE:
  • Not communicating clarity as often as I should. I'm someone who is more comfortable communicating energy than clarity. My base personality is a cheerleader waving pom poms in multiple directions. A lot of my missteps with colleagues over the past couple years--ones that sent people in the wrong direction, sowed confusion, or exhausted people--were due to my lack of discipline about staying on message. I've learned that I have to stick to the same cheer--and share it with others--longer and with more consistency than is my inclination. The more clarity I provide as the leader, the more everyone can move forward together with confidence.
  • Resisting change that worked for others but not for me. As the MAH grew, colleagues started asking for more structure: clearer lines of reporting, more consistent processes, job descriptions that didn't change every few months. I stressed out over these changes, worrying that they would introduce bureaucratic creep to a nimble, creative organization. I now believe that these concerns were mostly my own personal fears. I bridle under too much structure. I like change. But what works for me personally is not necessarily what is best for our organization. I had to learn--slowly--not to force my personal values onto reasonable needs of our institution. I had to learn that I still belonged at the organization as it matured, and that as its director, I needed to adopt some approaches and procedures that don't come naturally to me. It's easy as the boss to mold everything in your image. It's also really stupid. I'm learning that.
  • Not understanding the full costs of a capital campaign. I thought we did a decent job setting up our campaign to cover associated staff costs along with capital costs. But now that the campaign is at its end and Abbott Square is under construction, it's clear that we have to make additional investments to meet the opportunity that this expansion affords us. While I thought a lot at the start about how we would fund the ongoing costs of operating the new town square, I didn't think enough about how that new town square would require changes to our "base" museum operation.

QUESTIONS ON MY MIND:
  • How can we intertwine community engagement and fundraising? We involve many diverse, creative, community-loving people in our work as programmatic partners and donors. The thing is, we usually separate the two groups. If you volunteer your talents to an exhibition or program, you live in community engagement-land. If you donate money, you live in fundraising-land. We're now recruiting a leader for a new department of Development and Community Relations with a goal of bringing all these talented, valuable partners together in one community of support. I'm curious and hopeful as to what kind of positive change this can create. (And if this sounds like your kind of challenge, please apply for the job!)
  • What field are we in? Over the past few years, I've shifted from spending most of my professional learning time with museum folk to spending it with people who are involved in public service and community activism--some in the arts, some not. Around the MAH office, we often struggle to figure out what conferences will be most valuable and what professional alliances to build. We seek to build a stronger, more connected community through art and history. I'm not sure how to most usefully characterize this work--community development? creative placemaking?--and how all of us those of us doing this work around the world can best ally to learn, share, advocate, and grow together.

Aspiring, Thriving, or Struggling Changemaker? Join us for MuseumCamp 2016.

Each summer, the Santa Cruz Museum of Art & History hosts MuseumCamp, a professional development experience that is part retreat, part unconference, part adult summer camp.

MuseumCamp will be August 31-September 2, 2016. This year's theme is CHANGEMAKERS. We will host 100 diverse people who are making change in the world, our communities, and our institutions for 2.5 days of fun, fellowship, and active learning. Whether you are dreaming about change, making it happen, or have faded battle scars to share, we want you here this year.

As always, MuseumCamp will be a high-energy, all-in experience... with enough downtime for introverts, too. The 2.5 days include lightning talks from campers, team design bursts to tackle your thorniest change challenges, MAH community programming, movement and meditation, delicious food, and late-night conversations. Yes you can sleep at the museum. Yes you can swim with sea lions. Yes you can--and will--learn things about yourself and your work that surprise and enrich you.

We're proud that MuseumCamp brings together a very diverse group by design--campers are 50% people of color, and 50% people from outside museums/visual arts institutions. You do NOT need to work in a museum to attend... and we especially want you to apply if you are making creative change in the civic, social, political, environmental, or economic sphere.
