What the Museum Sell Out Game (Re)Taught Me about Participation Inequality

Last week on this blog, I tried an experiment. I wanted to open up conversation about how we judge the relative ethics of various sources of museum revenue--all of which have moral grey areas. Instead of writing a post and soliciting comments (my typical approach), I used an online polling tool to create a simple game where you could read short provocations about questionable revenue sources and give each source an ethical thumbs-up or down.

The outcome taught me a few things about ethics... but it taught me even more about online interaction.

In the last week:
  • 10,000ish people saw the blog post on the web or as an email. 
  • 3,125 people viewed the game. 
  • 610 people played the game.
  • 20 people commented on it. 
This is a beautiful demonstration of participation inequality online. The vast majority of folks consume most content online passively. Some people actively play, share, collect, or gather online content. A small percentage comment on it. An even smaller percentage create it.

When people talk about participation inequality, we often focus on the disparity among levels of participation. We ask: how can we motivate more people to contribute?

But another way to look at participation inequality is via the diversity of types of participation available. We ask: how can we create different pathways to participation for people with different motivations? 

On platforms with many participatory options, more people are more active. On Facebook, you can post, like, comment, add photos, play games... but you don't have to do all of those things to be an active contributor. Watching friends change their profile shots to celebrate the Supreme Court ruling on gay marriage reminded me how Facebook is constantly experimenting with new ways to participate.

I think this diversification is key to inviting broad audiences to feel meaningfully involved in participatory projects. So often we stick with one or two basic strategies, ignoring the fact that those forms may be welcoming to some and off-putting to others.

I'm as guilty of this as anyone. I write blog posts on a platform where you can comment. I assume that commenting is the way people want to participate. But the barriers to commenting--both technical and psychological--can be huge.

When I decided to make this little game about museum ethics, I hoped that more people would participate than typically comment on a blog post. I was astounded by the difference. 0.6% of game viewers commented. 20% of game viewers played. Clearly it was an effective alternative form of participation.

I learned from what these 610 players contributed. It challenged some of my preconceptions about how people feel about the ethics of grants, attendance, facility rental, and corporate sponsorship. It gave me (and hopefully them) a whole lot more food for thought than the post alone.

Games aren't right for every circumstance. But this experiment made me question: what am I doing to make it easy and meaningful for people to participate in the work we do? How can we offer more diverse ways for people to get involved?

ASKing about Art at the Brooklyn Museum: Interview with Shelley Bernstein and Sara Devine


I’ve always been inspired by the creative ways the Brooklyn Museum uses technology to connect visitors to museum content. Now, the Brooklyn Museum is doing a major overhaul of their visitor experience--from lobby to galleries to mobile apps--in an effort to “create a dynamic and responsive museum that fosters dialogue and sparks conversation between staff and all Museum visitors.” This project is funded by Bloomberg Philanthropies as part of their Bloomberg Connects program.

I’ve been particularly interested in ASK, the mobile app component of the project. The Brooklyn team has been blogging about their progress (honestly! frequently!). To learn more, I interviewed Brooklyn Museum project partners Shelley Bernstein, Vice Director of Digital Engagement & Technology, and Sara Devine, Manager of Audience Engagement & Interpretive Materials.

What is ASK, and why are you creating it?

ASK is a mobile app which allows our visitors to ask questions about the works they see on view and get answersfrom our staffduring their visit.  

ASK is part of an overall effort to rethink the museum visitor experience. We began with a series of internal meetings to evaluate our current visitor experience and set a goal for the project. We spent a year pilot-testing directly with visitors to develop the ASK project concept. The pilots showed us visitors were looking for a personal connection with our staff, wanted to talk about the art on view, and wanted that dialogue to be dynamic and speak to their needs directly. We started to look to technology to solve the equation. In pilot testing, we found that enabling visitors to ASK via mobile provided the personal connection they were looking for while responding to their individual interests.

Are there specific outcome goals you have for ASK? What does success look like?

We have three goals.

Goal 1: Personal connection to the institution and works on view. Our visitors were telling us they wanted personal connection and they wanted to talk about art. We need to ensure that the app is just a conduit to helps allow that connection to take place.  

Working with our team leads and our ASK team is really critical in thiswe’ve seen that visitors want dialogue to feel natural. For example, staff responses like: “Actually, I’m not really sure, but we do know this about the object” or encouraging people with “That’s a great question” has helped make the app feel human.

Goal 2: Looking closer at works of art. We’d like to see visitors getting the information they need while looking more closely at works of art. At the end of the day, we want the experience encouraging visitors to look at art and we want screens put to the side. We were heartened when early testers told us they felt like they were looking more closely at works of art in order to figure out what questions to ask. They put down the device often, and they would circle back to a work to look again after getting an answerall things we verified in watching their behavior, too.

Moving forward, we need to ensure that the team of art historians and educators giving answers is encouraging visitors to look more closely, directing them to nearby objects to make connections, and, generally, taking what starts with a simple question into a deeper dialogue about what a person is seeing and what more they can experience.  

Goal 3: Institutional change driven by visitor data. We have the opportunity to learn what works of art people are asking about, what kinds of questions they are asking, and observations they are making in a more comprehensive way than ever before. This information will allow us to have more informed conversations about how our analog interpretation (gallery labels for example) are working and make changes based on that data.

So, success looks like a lot of things, but it’s not going to be a download rate as a primary measure. We will be looking at how many conversations are taking place, the depth of those conversations, and how much conversational data is informing change of analog forms of interpretation.  

You’ve done other dialogic tech-enabled projects with visitors in the past. Time delay is often a huge problem in the promise of interaction with these projects. Send in your question, and it can be days before the artist or curator responds with an answer. ASK is much more real-time. As you think about ASK relative to other dialogic projects, is timeliness the key difference, or is it something else entirely?

How much “real time” actually matters is a big question for us. Our hunch is it may be more about how responsive we are overall. Responsive means many thingstime, quality of interaction, personal attention. It’s that overall picture that’s the most important. That said, we’ve got a lot of testing coming up to take our ASK kiosksthe ipads you can use to ask questions if you don’t have or don’t want to use your iPhoneand adjust them to be more a part of the real time system.  Also, now that the app is on the floor we’re testing expectations that surround response time and how to technically implement solutions to help. There’s a lot to keep testing here and we are just at the very beginning of figuring this out.

That’s really interesting. If the conversations are about specific works of art, I would assume visitors would practically demand a real-time response. But you think that might not be true?

In testing, visitors were seen making a circle pattern in the galleries. They would ask a question, wander around, get an answer and then circle back to the work of art. Another recent tester mentioned that the conversation about something specific actually ended in a different gallery as he walked, but that he didn’t mind it. In another testing session, a user was not so happy she had crossed the gallery and then was asked to take a picture because the ASK team member couldn’t identify the object by the question; she didn’t want to go back. This may be one of those things people feel differently about, so we’ll need to see how it goes.

If we are asking someone to look closer at a detail (or take a photograph to send us), we’ll want to do that quickly before they move on, so there’s a learning curve in the conversational aspect that we need to keep testing. For instance, we can help shape expectations by encouraging people to wander while we provide them with an answer and that the notifications feature will let them know when we’ve responded.

Many museums have tried arming staff with cheerful “Ask me!” buttons, to little effect. The most common question visitors ask museum staff is often “Where is the bathroom?” How does ASK encourage visitors to ask questions about content?

Actually, so far we’ve had limited directional, housekeeping type questions. People have mostly been asking about content. Encouraging them to do more than ask questions is the bigger challenge.

We spent a LOT of time trying to figure out what to call this mobile app. This is directly tied into the onboarding process for the appthe start screen in particular. We know from user testing that an explanation of the app function on the start screen doesn’t work. People don’t read it; they want to dive right into using the app, skimming over any text to the “get started” button. So how to do you convey the functionality of the app more intuitively? Boiling the experience down to a single, straight forward call-to-action in the app’s name seemed like a good bet.

We used “ask” initially because it fit the bill, even though we knew by using it that we were risking an invitation for questions unrelated to content—”ask” about bathrooms, directions, restaurants near byparticularly when we put the word all over the place, on buttons, hats, signs, writ large in our lobby.

Although “ask” is a specific kind of invitation, we’re finding that the first prompt displayed on screen once users hit “get started” is really doing the heavy lifting in terms of shaping the experience. It’s from this initial exchange that the conversation can grow. Our initial prompt has been: “What work of art are you looking at right now?” This prompt gets people looking at art immediately, which helps keep the focus on content. We’re in the middle of testing this, but we’re finding that a specific call-to-action like this is compelling, gets people using the app quickly and easily, and keeps the focus on art.



Some of the questions visitors have about art are easily answered by a quick google search. Other questions are much bigger or more complex. What kinds of questions are testers asking with ASK?

It’s so funny you say that because we often talk about the ASK experience specifically in terms of not being a human version of Google. So it’s actually not only about the questions we are asked, but the ways we respond that open dialogue and get people looking more closely at the art. That being said, we get all kinds of questionsdetails in the works, about the artist, why the work is in the Museum, etc. It really runs the gamut. One of the things we’ve noticed lately is people asking about things not in the collection at alllike the chandelier that hangs in our Beaux-Arts Court or the painted ceiling (a design element) in our Egypt Reborn gallery.

Visitors’ questions in ASK are answered by a team of interpretative experts. Do single visitors build a relationship with a given expert over their visit, or are different questions answered by different people? Does it seem to matter to the visitors or to the experience?

The questions come into a general queue that’s displayed on a dashboard that the ASK team uses. Any of the members of the team can answer, pass questions to each other, etc. Early testers told us it didn’t matter to them who was answering the questions, only the quality of the answer. Some could tell that the tone would change from person to person, but it didn’t bother them.

We just implemented a feature that indicates when a team member is responding. Similar to the three dots you see in iMessage when someone on the other end is typing, but our implementation is similar to what happens in gchat and the app displays “[team member first name] is typing.” In implementing the feature this way, we want to continually bring home the fact that the visitor is exchanging messages with a real person on the other end (not an automated system). Now that we’ve introduced names, it may change expectations that visitors have about hearing from the same person or, possibly, wanting to know more about who is answering. This will be part of our next set of testing.

The back-of-house changes required to make ASK possible are huge: new staff, new workflows, new ways of relating to visitors. What has most surprised you through this process?

This process has been a learning experience at every point... and not just for us. As you note, we’re asking a lot of our colleagues too. The most aggressive change is more about process than product. We adopted an agile planning approach, which calls for rapid-fire pilot projects. This planning process is a completely new way of doing business and we have really up-ended workflows, pushing things through at a pace that’s unheard of here (and likely many other museums). One of the biggest surprises has been not only how much folks are willing to go-with-the-flow, but how this project has helped shape what is considered possible.

In our initial planning stages, we would go into meetings to explain the nature of agile and how this would unfold and I think many of our colleagues didn’t believe us. We were talking about planning and executing a pilot project in a six-week time spanabsolutely unreal.

The first one or two were a little tough, not because folks weren’t willing to try, but because we were fighting against existing workflows and timelines that moved at a comparatively glacial pace. The more pilots we ran and the more times we stepped outside the existing system (with the help of colleagues), the easier it became. At some point, I think there was a shift from “oh, Shelley and Sara are at it again” to “gee, this is really possible in this timeframe.”

After two years of running rapid pilots and continuing to push our colleagues (we’re surprised they’re still speaking to us sometimes!), we’ve noticed other staff members questioning why projects take as long as they do and if there’s a better way to plan and execute things. That’s not to say that they weren’t already having these thoughts, but ASK is something that can be pointed to as an example of executing projecton a large scale and over timein a more nimble way. That’s an unexpected and awesome legacy.

What Happens When a Viral Participatory Project is Too Successful? Diagnosing the Power of the Love Locks

Last week, the international press lit up with a story from Paris: the city is removing the "love locks" from the Pont des Arts bridge. 45 tons of rusting padlocks, inscribed with lover's names, were hauled off to protect the historic bridge and its views of the city. And so, one of the most successful, accidental, and fraught participatory projects of the past decade comes to an end.

The "love locks" are not a project with an institutional or artistic director. Nor are they historic. They started to proliferate on bridges around the world in the mid-2000s. The concept is simple: visit a picturesque bridge in an historic city. Carve or write your names on a padlock. Lock the lock to the bridge, throw the key in the water below. Your love is memorialized forever... or until the municipality decides that the locks must go.

No one planned the love locks, but their success is rooted in the same principles that make all the best participatory projects work:
  • it requires no instructions beyond its own example. See the other locks on the bridge, and you immediately understand how to participate. The other participants teach you how to play. While the tools require some forethought (purchasing and inscribing a lock), on the most active bridge, enterprising vendors have sprung up, ready to sell you a lock and inscribe it for you.
  • it is simple to do, but it feels significant. So many participatory projects do the opposite, requiring you to take a dozen tricky steps to no meaningful end. Payoff here is fast and powerful. 
  • it has emotional resonance. You don't need to write a missive about your relationship, just affix a symbol (which has been helpfully assigned by everyone else). And yet, the symbol feels important. It is an expression of the idea that love is forever and no one can tear you apart. I've read stories of people affixing locks during honeymoons, but also after the death of a spouse or a child. Sentimentalities can be embarrassing to say aloud... which means we are constantly seeking comfortable, often symbolic, ways to express them. 
  • it is durational. One of the reasons lovers are so frustrated by the removal of the locks is that they can no longer fulfill step two of participation: visiting your lock years later and reconnecting with time past. Few couples will actually do it, but for those who do, there is a huge secondary sentimental payoff. If your contribution is thrown into the trash bin at the end of the day it was made, it may feel trivial. The longer it stays, the longer the perceived commitment to the participants and their experience.
  • it connects you to something greater than yourself. We often say at our museum that "make and share is better than make and take." We're constantly seeking ways to invite people to participate in projects that grow over time, so participants can see how their contribution became part of a greater whole. The love locks do this in an incredible way, connecting your love relationship to those of hundreds of thousands of other couples. It reminds me of that moment in a wedding when the officiant turns to the audience and says "all of you are here to bear witness to this commitment." The locks bear witness to each other, and to everyone who affixes one.
Of course, it is this great collective uprising of love and locks that is leading to the love locks' downfall. I support any municipality that feels that the locks must go. I understand that they can pose a danger to people's safety. That they invite tourists to vandalize others' cities. That they are another way to capitalize on sentimentality.

Yet still I see them as beautiful lessons in how we all want to participate. We just need the right opportunity and mechanism. That's the key.

What I Didn't Learn in School: Diane Ragsdale's Crash Course on Beauty and Aesthetic Values

I have an unusual education for the director of an art & history museum: a degree in electrical engineering. Engineering taught me to be a tinkerer, a builder, and a problem solver. It taught me that you can design a different future. That experiments are crucial. That you can make things instead of just talking about them.

I value my engineering education. But every once in a while, I look at my brilliant colleagues with liberal arts backgrounds and wonder what they know that I don't. A lot, I suspect.

I've been getting a taste of what I'm missing by devouring Diane Ragsdale's terrific series of blog posts about the course she is teaching on Approaching Beauty for business students at UW-Madison. Diane calls it "Beauty Class," but it really seems to be about aesthetic valuing: identifying beauty in its many forms, and developing a personal aesthetic sensibility.

The course is roughly split into two parts: defining beauty (both universally and relationally, through "big idea" texts, videos, museum visits, and artist lectures), and exploring beauty (through encounters in formal art contexts and the wider world). Start here, and get ready to spend a lot of time with each post. You'll burrow down rabbit holes of gorgeous videos, cerebral reading lists, and provocative artist talks.

I didn't know I was hungry for this until Diane shared it. I've filled some gaps in my cultural education through a career in museums: reading, looking, exploring, listening. But it's mostly just content. I can identify artworks by famous artists. I can tell a local story from 1849. I'm stacking up bricks of content knowledge. But that doesn't mean I know how to build a wall.

Diane's course is teaching me how to build a wall. How to identify beauty, how to disagree about it, how to be generous with it. 

It reminds me of higher-level math classes in college. The best courses were about manipulating numbers to generate meaning, not computation. We used the word "beautiful" to describe the best mathematical proofs. Diane is teaching me how, when, and why artists use the word.

While I'm grateful to Diane, I'm also surprised. Isn't it strange that I have spent years working with curators and artists, and I'm just encountering this now? Why don't we blog about it and talk about it and present conferences about it? I've experienced a smidge of it in dialogues about curatorial authority, cultural differences, and race. But there are less political conversations to have about it, too.

In week one, Diane shares a powerful video of choreographer Bill T. Jones "translating" a dance phrase to unlock its technical, narrative, and emotive power. Diane's course is for business majors. Perhaps we're most explicit about our values when forced to translate them for foreign ears. 

I fear we in museums are not translating and making our aesthetic values explicit enough, often enough. I know my education is sorely lacking, so maybe I'm just missing a body of shared knowledge that everyone else has. But I'm surprised how I'm amazed how often I've had conversations like this with museum colleagues:
Them: I love this piece.
Me: What do you love about it?
Them: [long pause followed by mumbling]
The same professionals who shy away from talking about aesthetic values are completely comfortable talking about aesthetics. We are constantly talking about aesthetics--commission this artist, change the lighting, move that painting, change this phrase--but rarely about the values that underlie them. 

Is it impolite or impolitic to share our aesthetic values? Too personal? Too subjective? Too elitist? Too hard?

Familiarity Breeds Love…and a Desire for Things to Stay the Same: Guest Post by Karen Wise

 “I love it! You’ve made it better without changing it.”

Those words haunt me. The person who said them is a member of our Board of Trustees. He’s one of our biggest supporters. He is committed to our aspiration of creating a new model of what museums can be in the 21st Century. Yet he was thrilled that we had not changed what he loved – any of it – when we installed our new signage system.

This isn’t an isolated issue. Loyal museum visitors – members, patrons, volunteer docents, people who grew up coming to the museum -- love the old exhibits they are used to. Familiarity may breed contempt in some contexts, but apparently not in museums. Familiarity with our museum seems to breed loyalty, love and a desire to have things preserved rather than changed. Dioramas. History exhibits with hundreds of objects and no coherent story. Schizophrenic bird halls with 5 different design and content presentation styles. How do we grapple with this difficult fact - that what staff may see as old-fashioned exhibits, those with no stories, just lots of coded content – can be visitor favorites???

The specifics of what visitors love is often hard to tease out. A couple of months ago, my middle school age daughter and her friends were in the back seat of the car talking about the museum where I work. One of them broke the unwritten rule against talking to the parent driver and asked me what was coming next. They got excited when I told them we were bringing in an exhibit on mummies. Then one of them asked me where we were going to put it. When I told him - into a hall that held what remains of our old California History Hall - the kids protested loudly that the old Hall is one of their favorites. When I asked them what they love about it, they named a few objects, but then one said “the whole thing” and my daughter said “the smell.”

Their loyalty, that fondness for the familiar, the smell--these precious memories do not drive attendance or keep us relevant. Even at a museum like ours, where more than 70% of our visitors are bringing others to facilitate a social (often family) experience, only new things can reliably motivate a visit.

In museum circles, there is also a widely recognized need for us to be relevant, to tell big stories that matter, to create experiences for the widest possible range of audiences, and - in the case of science museums - to help solve the STEM crisis by making science fun, accessible and interesting. As museums work to fulfill visitor-focused missions – in our case to inspire wonder, discovery and responsibility for our natural and cultural worlds - we face some ironic paradoxes.

Each month, during our visitor intercept surveys, we ask a sample of 200 visitors whether they came to see anything in particular, and if so what. The most popular answer among those that say yes is Dinosaurs. When asked what they want more of they say Dinosaurs - and more hands on experiences for kids.

No visitor has ever told us that s/he came to the museum to learn a big story or to see science in action. And yet, as museum professionals, we are constantly talking about our responsibilities to tell those big stories, to display a wider range of our spectacular stuff, to help visitors make sense of change through time, put current anthropogenic climate change by putting into the context of climate change throughout the history of the earth, and to display our collections as evidence for the history and evolution of the earth and life on it.

So how do we balance that perceived obligation to tell big stories – of the history of our planet and life on it, of evolution, extinction and survival, of how science works, visitor motivations for social experiences -- with great objects and specimens and memorable stories?

Most museums, including us, might answer this question by changing our approach as we create new experiences. But as we look at creating new layers for iconic, historic exhibits this can get dicey. In our case in LA, we’re addressing this now as we consider our diorama halls. We have some of the best diorama halls in the world. They are incredibly detailed depictions of scientifically and visually accurate moments in time and place with backdrop murals made accomplished artists – including some famous Plein Air artists who created them as part of W.P.A. projects during the Great Depression. How do we make them relevant, engaging, must-see experiences without changing them? Can we? There are plenty of models out there – and the range of options keeps increasing with technological innovations. We will learn from them all, but none that we have seen yet quite fit the full range of inarticulate needs of our visitors.

No matter what we do, I know this: we will test and test and test before we install anything in the diorama halls, lest anyone complain that we changed them.

Museum 2.0 Flashback: Threshold Fear

This week, I was on the radio talking museum inclusion (with Michelle Obama!) and committed the cardinal sin: defining a term using the term itself. The term was "threshold fear"--the sense of discomfort upon walking into an unfamiliar and potentially threatening space.

Threshold fear has interested me for a long time. It deserves better than my quote. The radio segment, and the fact that I broke my arm over the weekend and can't really type, encouraged me to dig up these old posts on threshold fear. I hope you enjoy them.

A City and an Art Center Design the Future: Reflections on the Market Street Prototyping Festival

"The arts are future-making."

I wrote this down when Deborah Cullinan said it at a meeting of arts leaders about a year ago. We were discussing the potential for cultural organizations to have significant impact across communities: on planning, health, education, and quality of life. Deborah's vision for the arts leading the way to stronger future inspired me. But I couldn't fully imagine how a museum or an arts center could embody it.

Last week, I got to see Deborah's vision in action. The Yerba Buena Center for the Arts (which she directs) teamed up with the San Francisco Planning Department and the Knight Foundation to host the Market Street Prototyping Festival. Over three days, 52 artist teams erected experimental projects along San Francisco's biggest thoroughfare. They turned Market Street into a playground, a performance hall, and a meeting place. The result was a true experiment in designing the future--right here, right now--with artists and planners and civic leaders at the helm together.

The Festival is one moment in a decade-long project to redesign Market Street. Market Street is a central artery of San Francisco. It has wide sidewalks and lots of public transportation access points. 200,000+ pedestrians walk along it every day. But it's not just for transportation; it's also a huge swath of public space. In San Francisco, sidewalks account for 80% of all open space. In a city where parks are rare, streets can and should provide the social, recreational, and health functions that we expect from open space.

The Market Street Prototyping Festival was not a typical public art exhibition. The projects were messy, unfinished--true prototypes of future possibilities. A fitness trail for urban life. A soundtrack for the street. A urinal that watered plants. Pop up libraries, performance spaces, and seating areas. A hexagonal ping pong table that invited six people (often strangers) to play together. Lots of social bridging, surprise encounters, and more than a few mystified moments.

The Market Street Prototyping Festival stirred up a few thoughts related to design in public places, prototyping, and communicating complexity.

Just because you put something in front of a lot of people doesn't mean they'll take you up on it. One of the challenges and attractions of the Festival is the fact that most people were not traveling to Market Street specifically to play with the prototypes. They were heading to work, going home, running errands.

This made for some amazing emergent engagement behaviors, but also a lot of zooming by. I participated in a mini-observational study of one interactive sculpture in the festival. We found that 12% of passersby even stopped to glance at the piece (let alone interact) over a 15 minute interval.

What kind of cultural experience offers the right kind of invitation and opportunity for pedestrians in public space? Many Market Street prototypes struggled because they asked too much of people relative to their expectations and interests as they traveled along the sidewalk.

I've often encountered projects that try to address this challenge with confrontation. Put the most disruptive, loud, or provocative experience in the right of way, and people can't help but notice. This may be true, but such experiences are often so dislocating that they put people off and people scramble to get out of the way.

Invitation works better than confrontation. One of my favorite projects, designed by the Exploratorium, nailed the balance of invitation and opportunity on a public street. It was a simple pathway of fringed fabric that invited you to wander into a seating area with information about the drought (it made sense if you were there). The fringed pathways were perfect--intriguing and desirable, easy to walk along, intoxicating enough to entreat you into a new world. Many other projects struggled because the desired engagement was so open to the street. They were open books. The Fringe was a tentacle that lapped you in, a teaser that enticed people into stories they didn't know they wanted.

PROTOTYPING, LEARNING, AND COMMUNICATION

Prototyping is about learning, and learning usually requires communication. I was disappointed and surprised by how few of the Market Street projects were actively manned by their creators. While  "final" versions of these prototypes would need to stand alone on the sidewalk, the best prototypes are facilitated.

Facilitation has a dual function: the artists learn what worked and didn't, and visitors learn what the projects are all about. Hundreds of hours of community dialogue went into the development of the Market Street Festival prototypes--both on the street and online. Thousands more conversations during the festival. All of this dialogue helps build better projects, and ultimately, a better Market Street. Where it didn't happen, visitors, artists, and organizers missed an opportunity to learn and grow.

ANSWERING THE MOST BASIC QUESTION

One of the most frequent questions I heard along Market Street was: "What's going on here?"

Many people thought the Festival was "an art exhibit" or "an art festival." ABC news headlined their segment saying "Market Street festooned with public art for 3-day fest." While this is true, it's also a missed opportunity for the larger project.

The point of the festival was artists and communities imagining potential futures for Market Street. The artworks were too rough to be "beautiful" and anyone seeking to judge them by that criteria might be disappointed. But as signals about the possibilities of the street? As prototypes for the future? Incredible... and not self-evident. That message could have been more clearly trumpeted throughout the Festival.

Overall, I'm amazed at the partnership, coordination, and energy that went into the festival. We often say that "arts deserve a seat at the table" of big civic decisions. It takes leaders like Deborah to claim those seats and launch successful collaborations.

The arts ARE future-making. I saw a little slice of the future last week on Market Street.

Community Science Workshops and Shared Authorship of Space: Interview with Emilyn Green

Imagine the most community-based science center possible. Imagine it in a poor, immigrant farmworker community. It exists. It thrives. In California. In a Community Science Workshop.

A couple months ago, I visited a Community Science Workshop for the first time in Watsonville, CA. I was awestruck. A small room, packed with gadgets, packed with fossils, packed with tools, packed with PEOPLE everywhere making and exploring and building and learning. The people were of all ages--moms with babies strapped to their fronts, six year-olds using skillsaws, pre-teens building robots, teenagers doing homework. There was a spirit of conviviality and purpose and helpfulness and Spanglish in the air. The design and feel of the place was different than any science center I'd ever experienced. I knew I could learn a lot from it.

I sat down with Emilyn Green, Executive Director of the Community Science Workshop Network, to learn more about their history, design, and engagement strategy.

Can you give me the overview of Community Science Workshops? What are they and where did they come from? 

A Community Science Workshop is a place for kids to tinker, make, and explore their world through science. The first one was started in 1991 by a San Francisco educator, Dan Sudran, in his garage. The Exploratorium is great, but it wasn't super-accessible. Dan was living in the Mission neighborhood, which at the time was very kid-dense, mostly first-generation immigrants, and Dan noticed that when he was messing around in his garage with physics gadgets, he could not keep the kids in his neighborhood out of his garage. They were so fascinated and wanted to be there every day.
There are lots of great science museum resources, but not where these kids can walk after school. In most cases, they're not places where kids can go by themselves at all.

So the Community Science Workshop model is to put a drop-in, FREE community science center in a place that is walkable to kids' lives and schools. In a place where kids are already walking around after school.

The core program is a permanent, dedicated physical space, full of interactive hands-on physical exhibits, as well as a tinkering and making space, and recycled materials. Most Workshops also run a wide range of additional programs - supplemental school day programs, afterschool programs, mobile units that go to housing projects. There are a whole bunch of programs to disseminate the science but the central workshop space is the heart of it.

Where do Community Science Workshops fit in the informal science landscape?

It's kind of tricky. We don't fit the more common templates. The best explanation is "community science center." But in the more traditional lexicon, these might be defined as "informal spaces."

Now that there is a new emphasis on "ecosystems of STEM learning" - for us, that's really helpful. Our programs end up being the hub of the local science learning ecosystem--especially in communities where there isn't a science center for miles in any direction.

How are Workshop locations selected?

The first one was in the Mission. We received two rounds of NSF funding in the 1990s to expand. We've focused on farmworker communities--there are so many kids in these communities throughout California. At that time, we expanded to Watsonville, where strawberries come from. And Fresno in the Central Valley--a city of 500,000, hundreds of miles from the closest science center. And a couple other sites that didn't make it financially (more on that later).

I came on in 2010 to start the statewide nonprofit network. At that point, we opened three new locations: Sanger, Greenfield, and a new San Francisco workshop in the Excelsior neighborhood because the Mission has changed so dramatically. The Mission location is still a useful hub for San Francisco school programs. Excelsior is now the walkable neighborhood space.

What happened to the ones that folded?

We received NSF funding for three years and then it cut off. In places that succeeded, at that point, a local coalition was in place to fund the Workshop. Where it didn't work, no local support stepped up. That taught us a lot. Now, when people are interested in starting one, we emphasize permanence. It takes a local coalition of people who are really committed to this to have a program that lasts.

Who are those local coalitions?

We're really different from traditional science centers in our funding model. We don't have paying members. We're not going to do that. It's not a Community Science Workshop if it's not free to participants. In fact, we have almost no individual donors. We have a few shining, beloved exceptions, but that's not a significant part of our model at this time.

So we tend to have three legs of support: municipal, grants/donations, and fee for service (usually with the school district). The municipal support can be actual funding - from Parks and Rec, or Environmental Education/Public Works in Watsonville - or a free building, or free access to a van, or materials... or free access to the dump to get materials. Several Community Science Workshops also get Measure S grants - gang prevention grants - through their cities. Grants come from community foundations, small local family foundations, local businesses. And then the fee for service is mostly school districts that contract with the Workshop for science enrichment/science instruction.

What unique design elements make Community Science Workshops work?

Geography is key. We tend to overemphasize it, because it's the initial requirement for any kind of success in these communities. Kids in these neighborhoods are wandering around alone after school. So if kids can walk to us, they can participate.

Once in the space, there are a bunch of design features that continue to be about access. Our fundamental premise is that kids are really interested in stuff. Given a wide variety of stuff, they will find something that they are excited about and will take on projects. We assume the motivation is there. The interest is there. So if a kid is not engaging, it's likely some barrier to access.

One thing you'll notice when you walk in is a ton of user-generated content. Most is hand-made, by participants or staff or parents, and that is everything from our signage to our exhibits.

We tend to be fully bilingual where appropriate. Our staff is almost always Spanish/English bilingual. And we hire from the community. Over 30% of our staff statewide are either former Workshop students or parent volunteers. That's an important design principle for the space - who the kids see when they enter the space.

We have some considerations about height and accessibility. We make sure that kids can grab materials and tools without staff intervention. Part of this is practical: you can't facilitate making and tinkering for 30 kids if you have to hand them everything they need. And it shows kids that they can be the agents of their own learning.

And then there's the most important design element - it's MESSY. We've been playing around with different ways to describe this and not terrify people. It's not messy like “vermin-infested”. It looks like a space that is used by humans every day. It's "purposfully messy." It's organized enough so people coming in can learn the layout, but it's the opposite of sterile. Surfaces are dense, and covered, and richly layered, and there is nothing in the room that implies "don't touch me or you'll get in trouble." That bar is pretty low for kids - they really need to know they are welcome to explore.

I loved the feeling of the space. It made me think of the Spanish word "ambiente"--that convivial, welcoming feeling. It also made me think about some of what we learned in a recent ethnographic study in which some Latino moms talked about "American events being so organized, whereas Latin events have joyful chaos." I know that most of your design focus is on kids. Do you think there is also a cultural/ethnic aspect to the kind of access and design you use? 

I feel very careful talking about the ways that the particular populations who we choose to work with for social justice reasons are also the people who make our work possible because of cultural expectations. For example, kids and tools. It's much easier for us to work with kids with power tools in these Workshops than it might be with other families because a lot of these parents use tools in their own lives. They are comfortable with them.

I was amazed by how community-based and authentic it feels. Many science centers struggling to engage "underserved" people with informal science. You are succeeding. What do you think is the difference? 

I come back to geography. Easy access to the space. When I talk with people in science centers, some really dedicated people working on these questions, they acknowledge that geography is a big hurdle they have to get over.

But there also is a sense of community ownership. For example, the Exploratorium is an extraordinarily participatory museum, but it's not nearly as participatory as a Community Science Workshop. Any big museum has barriers and limitations to full community ownership. Anyone walking into a CSW could repair a broken exhibit--anytime.

And that's the way we respect the contributions of the families we are working with. They are authors in the space.

To make a sweeping generalization, it seems that the folks we work with--working class people, people who work with their hands for a living, people with larger extended families - are very comfortable with spaces where multiple people are authors. They are comfortable with shared authorship of space and events. Whereas formal organizations have a harder time facilitating a shared sense of space and events.

Really interesting. So there is authorship, but no bylines.

 No visible bylines. But they still exist informally. The bylines are in the community’s awareness of the space. "Aurora made that sign." "I helped paint that sign." "I was here when Sal was working on that." People know, but they know based on their real experience of it in the space.

When I visited, it was so clear that there are so many people who use the Workshop again and again, who build things over time, who get involved in different projects for different reasons. 

Yes. And it's hard for us to document. Half of our attendance per year is in enrollment and school-based programs, but half is in our drop-in spaces, where we don't track participants at all. We know anecdotally that a lot of these people are repeating and deepening their participation, but we don't have the data.

We're just starting to interview our alumni now and creating a catalogue of their stories. It's powerful. But that's not the focus of the program. The focus of the program is to make it work every day.

Crossing the Professional-Amateur Line

Think back to the last time you crossed a line.
Did you feel brave? Deviant? Proud? Ashamed?

In art institutions, we typically treat the curator as the arbiter of quality. The curator draws the line between worthy and unworthy. He may explain the rationale behind where he drew the line--or not. Either way, visitors are expected to respect the line, respect the judgment, and appreciate the resulting display.

I'm not sure how well this is working for us in museum-land.

As our culture explodes in embracing creativity across the professional/amateur spectrum, museums have two choices:
  1. we can sharpen the line.
  2. we can embrace the embrace.
#1 is the weaker choice. It's the kid at the beach, frantically retracing the line in the sand with his foot as the sea swallows it. It's him yelling, "this is the way you are supposed to play!" and his voice getting lost in the waves. It's him standing on the beach, alone, as everyone continues the game around him.

#2 is the powerful choice. If done critically and with intention, it advances understanding of different types of quality and different levels of expertise. It covers the entire beach. If done poorly (uncritically), it turns the museum into yet another place to watch cat videos.

I actually believe that we have MORE ability to advance scholarship and curatorial expertise with #2 than #1. The line in the sand is not your expertise. It's a weak symbol of your expertise. And once everyone has trod over the line, it loses its power.

Expertise is worthy. Period. The classics don't lose their power when they share library shelf space with beach reads. Top boxers don't lose their status when they fight at the end of a long bill of lesser athletes. Why are we so afraid that great art will lose its power if we surround it with other work?

I've been grappling with this question as we enter the final month of a massively crowd-sourced exhibition at my museum called Everybody's Ocean. We took our inspiration for the exhibition's format from the vastness and complexity of the ocean. The ocean is a force. A home. An inspiration. A trash receptacle. We wanted to reflect this diversity of identities by inviting all kinds of artists and artworks into the gallery. The exhibition includes artwork about the ocean by over 250 artists of all backgrounds and abilities, grouped into ten poetic metaphors for the ocean.

The exhibition has been polarizing. Most visitors love the diversity, quality, and abundance of the art. But some visitors--especially some artists--hate it. As one upset artist said to me:
"We artists have so little. Being included in a museum exhibition used to be a sign of real achievement. With this exhibition, you've ruined the sanctity of that experience." 
When I hear this, I feel sad that the value of artistry is being reduced to a thin line of curatorial discretion between "in" and "out." I understand her concern. But I think it's a concern born out of weakness, not strength.

How can we be proud of the artistic ground that we are covering without worrying about where we draw the lines?
How can we go on the offensive instead of the defensive about the power of art and quality?
How can we cross lines joyously, thoughtfully, critically--and without fear?

Want to Activate Public Space? We're Hiring... And Some Thoughts on Iteration and Temporary Positions

For the past two years, I've been working on a project to activate the concrete space adjacent to our museum as a vibrant, community plaza. After years of community town halls, design, and prototyping, we're finally starting to build our dream. It's an exciting, intense, educational time.

We are hiring a temporary contract curator to activate the plaza this summer with 25+ cultural events. The goal is two-fold:
  1. to start engaging the plaza as a creative, event-filled, vibrant space.
  2. to experiment with different kinds of events (time of day, audience, size, type) and get a sense of how we can best program the space in the longterm.
The ideal candidate has a good grasp of our local artistic assets in Santa Cruz County, a knack for participatory placemaking, and enthusiasm about putting on a show... multiple times per week. If you are interested and want to learn more (including how to apply), click here

Capital projects are sexy and exciting, but they are also finite and physical. That makes me nervous. My engineering training taught me to design through iteration. I'm at my best when we can tinker, prototype, and continuously improve our work through a series of small experiments.

This iterative approach is great for growth in an existing organization. But in the case of Abbott Square (the plaza in question), we're building something new. It's literally a project in concrete. We can iterate somewhat, but at some point, we have to make decisions about how the space will work--and those decisions can cost hundreds of thousands of dollars. The size and import of some of these decisions worry me--not because we'll make bad decisions, but because they are so definite.

There's an apocryphal story about a college campus where they started with no concrete paths, and then eventually laid paths where students' shoes were causing wear in the grass. Lovely story, but when you are laying concrete, it is really, really hard to wait for the shoes before building the paths.

How can we wait for the shoes? That's part of the reason we are hiring a temporary contract curator instead of a permanent position. We want to try walking around before we define the program plan for Abbott Square.

Eventually, we will hire a full-time person to curate Abbott Square. But we don't yet know whether that person will be focusing primarily on booking movie nights or launching sketching clubs or engaging buskers... or all of the above. This temporary pilot allows us to test out the possibilities. We can see what works best in the space, and by extension, what kind of person will best make it happen.

I'm curious whether other organizations have taken this kind of approach with positions in new venues/projects/expansions. How do you know who you need before you open? How do you experiment and course-correct as people wear their own paths into the space?

Will They Play in Pyongyang? Culture, Geography, and Participation

The objections started in Texas. During a workshop on museum visitor participation, someone spoke up and objected: "this might work in California, but it will never work in Texas."

Then in Australia: "this might work in America, but it will never work in Australia."

In New Zealand: "this might work in Australia, but it will never work in New Zealand."

For years, I've heard some version of this refrain. For the most part, I discounted it. I saw how participatory techniques were working in diverse museums around the world. I felt and continue to feel that everyone, everywhere, wants to be heard in some way. This is a human desire. It is not culturally-determined. There is no country or city or institution where visitors don't want to make a connection.

What may be culturally-determined, however, is HOW people want to participate. In different countries, I've noticed broad trends in how people feel most comfortable sharing their voice. For example:
  • American museum visitors often feel comfortable sharing their own opinions/stories/creative expression. We have a healthy (or unhealthy) sense of self and individuality, and it shows in a million post-it talk-back walls in museum exhibitions.
  • European museum visitors appear more comfortable engaging in interpersonal dialogue and social games with strangers. While they may not be as comfortable as Americans with "me" experiences, they are much more up for "we" activities.  
  • In Asia, I've noticed museum visitors are willing--enthusiastic, even--to take photos with strangers. To pose with them. To find favorite artifacts together and say cheese. I've never seen that kind of openness with strangers and cameras in the US or Europe.
Cultural differences can play out on local levels as well. What plays well at one museum may fall flat a few miles away. What works for one visitor may feel uncomfortable or inaccessible to someone from a different cultural background.

I've been thinking about this a lot recently in the context of cultural inclusion. Here are two observations about visitor participation:
  1. Participatory activities invite people to engage in new ways that may disrupt traditional norms of interaction. In this frame, any kind of participatory activity could work, anywhere. Why restrict people to barriers based on cultural norms when the whole point is to create opportunities beyond them? The way visitors engage--or don't--should not limited by culture or geography.
  2. Participatory activities work best when people feel comfortable and confident getting involved. In this frame, cultural starting points matter a lot. Is that activity an opportunity or a threat? Am I sharing my voice or being exposed? The way visitors engage--or don't--may have a lot to do with their cultural starting point. 
These two tenets are almost always somewhat contradictory. When we are presented with a new opportunity, it often feels like a challenge. The question is whether the challenge feels appropriate or impossible, appealing or demeaning. My suspicion is that culture has a lot to do with the answer.

Consider a simple activity that invites people to describe their identity using a simulated passport. For many people, it's empowering to name oneself as a person of a certain background, ethnicity, interests, etc. But for others, it can feel like unwelcome exposure, a reminder of the frustrations of legal status, or another nudge of how they don't fit into society's boxes. 

I try to be attentive to whether an activity systematically excludes certain people in the nature of how or what it invites... and in my current work, to especially focus on participatory activities that empower people who lack voice in other venues.

Here are the questions that help me think about this:
  1. Who do we most want to empower to participate in this activity?
  2. What invitation to engage will feel most compelling to our target participants?
  3. How might that invitation exclude or turn off other prospective participants?
  4. Are we ok with that?

Is it Real? Artwork, Authenticity... and Cognitive Science

A farmer says he has had the same ax his whole life--he only changed the handle three times and head two times. Does he have the same ax?

This question launches Howard Mansfield's fascinating book about historic restoration, The Same Ax, Twice. Mansfield explores the sanctity and lineage of historic sites, from Japanese Shinto shrines (completely rebuilt 61 times in 1300 years), to igloos (rebuilt annually, oldest documented human dwelling), to the USS Constitution (80-90% rebuilt since it first sailed). 

He argues that these relics are stronger because of their reconstruction. As he puts it: 
So, does that farmer have the same ax? Yes. His ax is an igloo, and a Shinto shrine. He possesses the same ax even more than a neighboring farmer who may have never repaired his own ax. To remake a thing correctly is to discover its essence.
How does this question play out in museums? At the 2013 American Alliance of Museums annual conference, a group of exhibition designers explored authenticity in a session called Is it Real? Who Cares? They explored a huge range of museum objects and grey areas of "realness." They arbitrated replicas, reproductions, models, and props... and the context that enhances or detracts from the perception of authenticity.

While many of their examples came from history and natural science, one of my favorite examples is from art. There are three portraits of George Washington shown at the top of this post: the famous painting by Gilbert Stuart, a copy of it also painted by Gilbert Stuart, and a copy of it painted by his daughter Jane. 

Many artists work with assistants and reproducing processes. Are the reproductions less real than the original? If done by the same hand? If done by another hand? If done by a machine?

Turns out, science has something to say on the topic. 

Cognitive scientists at Yale and University of Chicago researched how people perceive "identity continuity" of an artwork when reproduced. They conducted a simple experiment:
  • People read a story about a painting called "Dawn" created by an artist. There were different versions of the story. In some, the artist produced the original painting. In others, he instructed one of his assistants to paint it.
  • In all versions of the story, the painting was irrevocably damaged by mold. Gallerists hired another artist to reproduce it. 
When asked whether the new work was still "Dawn," about 30% of people said yes--if the artist had made the original with his own hand. If an assistant has painted it, the percentage climbed to 40%+. It was as high as 50% if the original work was commissioned for a commercial (hotel) setting. 

The researchers posit that the "personal touch" of the artist plays a key role in people's perception of an artwork's authenticity and value. By this notion, in the George Washington portrait example, Gilbert Stuart could make many copies of his own work at equal value, but his daughter's involvement dilutes its realness. That is, of course, unless you also factor in the "personal touch" of George Washington being in the room live during the portrait's creation--in which case Gilbert Stuart's own copies have diminished value as well. 

Whose soul is stamped on a work of art? On a tool? On a scientific specimen? What does it mean if we conflate realness with human essence?

If you care about authenticity, this research is pretty troubling. Sure, it shows that people value the original artist's hand in his/her work. But more than that, it shows that value is positively correlated with a perception of human touch. That perception can be faked--to both positive and negative ends. Artists embue anonymous objects with fictional narratives to increase their value. Companies buy up long-lived brands to add a human story to their wares. Spiritualists contact the dead. 

In museums, we care about both perceived authenticity and real authenticity. We want the power of the story--and the facts to back it up. This can come off as contradictory. We want visitors to come experience "the real thing" or "the real site," appealing to the spiritual notion that the personhood in the original artifact connotes a special value. At the same time, we don't always tell folks that what they are looking at is a replica, a simulation, or a similar object to the thing they think they are seeing. 

Some of the museum exhibitions that feel the most real are composite reconstructions of reality--true stories told well, with fake bits supporting the narrative. Some museum experiences can be more powerful because of the freedom that replicas afford. And when it comes to art, a forced focus on "the real thing" can mean less access to cultural artifacts. Were those plaster cast collections of the 1800s really hurting people?  

In the Is It Real? conference session, participants ranked a series of case studies of ambiguous museum artifacts from "real" to "fake," from "works" to "doesn't work." 

We live in a world where the commercialization of "fake" and "works" leads to some deceiving ends. The combination of "real" and "doesn't work" isn't a viable alternative. How do we get to "real" and "works" in the strongest way possible?

In other words: how do we remake the ax, tell the story of its reproduction, and honor its value every step of the way?
